    A common misconception about leadership is that you can’t be vulnerable at work. The new adage is “bring your whole self to work”. If you are putting on a front and wearing a mask, your leadership won’t be authentic and it won’t inspire others. 
    The people that you are the closest with are the ones you can be the most honest with. It’s ok to share your emotions with those people at work and be honest with them about your feelings. 
    As a leader, it’s ok to make a mistake. You don’t want to put on a front that you are perfect and demand perfection because then everyone will have to feel that way. Instead, focus on using mistakes as a learning opportunity and a way to grow. 
    There are two types of people when it comes to having difficult conversations at work; those who are conflict avoiders and those who are like a bull in a china shop. You can’t just sweep your feelings under the rug because you’ll eventually burst and come across in a rude way.
    As a CEO, if you aren’t honest with your employees and avoid all conflict, then you aren’t doing anyone any favors. 
    It’s important to take social cues from people such as them looking at their watch or their phone during a meeting. If this happens, there needs to be a conversation about why that person is doing that and get to the bottom of their feelings. 
    In order to learn and grow, you want to surround yourself with people who are not like you and people who see the world differently from you. This will give you a fresh perspective on things and open your mind to other ways of thinking.

Jeff shares why leaders need to focus on building other leaders, when entrepreneurs need to think about hiring, and what you need to do when everything’s going fine for your business.

    Being a leader is not about creating lots of followers and telling them what to do. Being a leader is really about creating other leaders. The best way to lead is to train, prepare, and develop leaders that can rise above you. 
    Many business owners and CEOs have been trained in the task their company does and not in disciplines such as HR. For example, a former engineer running a software company. In these cases, you should hire those that are better than yourself in that area. 
    Grow your network every day. Whenever you get the chance to talk with someone new and hear their story, assess their strengths and weaknesses. This way you’ll always have people in mind when you need to fill a position.
    Wearing seven hats in order to run your company “well” is going to lead to average performance. However, if you want to grow your company and scale up, you need to be looking to grow your team before you can actually afford to.
    Build your team in your head so that as soon as you can afford to pay someone to fill a role, you already know who you want to have in that seat. 
    If you can’t afford a full-time person to fill a role, it’s better to hire a fractional person for that role than it is to have no one in that role.  
    The three most dangerous words in business are, “we’re doing fine.” If you look around and you’re comfortable, you need to start thinking about what’s going to come, what are you not seeing, etc.

Eric Maddox is an inspirational speaker, consultant, negotiation trainer, and the author of Mission: Black List No.1. Eric shares what leadership is really all about, how to truly listen to others, and ways to avoid common listening distractions. 
     
    Takeaways:
    Leadership is not about driving others toward your vision. True leadership is empowering others to discover their talents and using them to reach a shared vision.
    When building relationships as a leader, you need to listen and seek to understand what it means to be that person. Knowing that will inform whether you can work well together.
    When approaching a problem, it’s crucial for you to recognize what is not going to work while simultaneously not pretending to know what will work.
    In order to truly understand another person and learn from them, we need to clear our minds of thoughts, goals, and most importantly biases so that we can ask questions absent of biases. Through this unbiased discovery, we can get everyone on the same team.
    People have a serious problem with listening. We only hear and process about 25% of what someone else says. This is because the human brain cannot multitask, especially when encountering the 6 types of listening distractions.
    The 3 biggest  Listening Distractions are 1) What to say next, 2) Our goals in a conversation, and 3) Our biases toward the individual.
    When you can clear your mind of distractions, you can pick up on the breadcrumbs, the one word or phrase someone wants to hear while talking with you. You should try to pick out the breadcrumb but don’t assume you know what it is, let yourself discover more about it.

Dave shares the trap leaders put themselves in by thinking they can change people, why you need to lean into your best traits, and some great tips on parenting as an entrepreneur.

    Leadership is not about turning someone into something they aren’t. In reality, most people don’t change that much, even when desperate. You can’t teach someone to be passionate about something and want to do it. 
    Leadership is really about understanding who a person is, what they are, and what roles and responsibilities you can help them find that will maximize their effectiveness.
    To gain a deeper understanding of your employees, first, have conversations with them about what they like and don’t like. Second, pay attention to the nuances of how they work in different situations as this can provide a more accurate account of themselves.
    Learn how you interact with others by taking personal assessments such as Kolbe, DISC, Myers-Briggs (MBTI), Strengthsfinder, and Enneagram. These will also highlight areas where you need to be conscientious and self-aware when working with a team.
    Just because your child does things differently than you does not mean that they are doing it wrong or that you need to force them to do it their way. As entrepreneurs, you should be the most thrilled to see your child innovating and iterating their life.
    If you keep hearing that you are “too” this or that, it probably means that you’re in the wrong spot. Find an opportunity that allows you to tap into who you really are and what you already do naturally.

Megan shares what it really means to be a compassionate leader, how to balance expectations with support, and the tradeoffs entrepreneurs during the hiring process.
     
    Takeaways:
    Being a compassionate leader does not mean that you have to abandon having expectations or act overly sympathetic and empathetic to the extent that you’ll accept anything.
    Leaders need to fix their relationships with themselves. While they may think that being extremely self-critical is how to grow, it actually keeps them paralyzed because they are fixated on their flaws and unable to take the risk they need to in order to grow.
    Effective, compassionate leaders balance high, yet flexible, expectations for their team with a high level of support they provide to them. Authoritarian leaders hold extremely high expectations but provide little to no support to their team members.
    Make sure there is room in your company’s culture for imperfection. This enables your team to make mistakes, take risks, be more willing to grow, and be more accountable for their actions. This is because they are not driven by the fear of losing their jobs.
    When setting expectations, a lot of the initial vision is lost in translation from the leader to the team. That’s why it’s vital to ensure expectations are clear, realistic, agreed upon by all, and that there is a way to check in on them. 
    As entrepreneurs, part of the tradeoff you need to make when delegating something to your team is that they may not be able to do that task exactly the same or as well as could. Don’t get trapped by perfectionism, move on to solving bigger problems.
    If an issue arises with a client, you need to communicate with them and explain what the problem is and what you’re doing to fix it. Without hearing the real story from you, your client will make up reality in their head, which leads to bigger problems.

    The act of simply putting your core values somewhere that your employees can see is not going to make them live and breathe those values, it’s not going to impact your company’s culture, and it’s not going to create change.
    For your core values to actually make an impact in your company, they need to be authentic and then integrated into the daily conversation. The leaders of your company need to live the core values and recognize other people that are a part of that culture.
    Build a culture of appreciation that regularly uses shout outs to highlight the accomplishments and behaviors of team members that are living the core values. 
    A leader cannot make some be more accountable, that person must want to become more accountable themselves. Accountability is driven by a combination of leadership and management. 
    Delegation is hard for a lot of leaders because they know they can do something better than the person they’re assigning it to at first. However, in order to grow your company, entrepreneurs need to “let go of the vine” and trust their team.
    Have a regularly scheduled clarity break to allow you to get all of your thoughts down and decompress without any distractions. Try doing this with a pen and paper to avoid the distractions provided by technology. 
    The Entrepreneurial Operating System, (EOS) is a simple but not easy set of tools combined in an integrated system to help business leaders with Vision, Traction, and Healthy.
