    Why He Kept Rescuing a Heat Pump Long Past Saving

    He had a folder. That is how I knew before he said a word. A man met me in his garage with a manila folder full of receipts, and he laid them out on the workbench like he was building a case. A capacitor last spring. A blower motor the summer before. A control board somebody talked him into. He added it up for me out loud. Two thousand and forty dollars, he said, into this unit in the last three years. And now you are telling me it needs a compressor. I want to talk about that folder today, because the two thousand dollars in it was already gone, and it was the main thing keeping him from making a good decision about the next dollar. Here was the situation. The compressor was shot. On a unit that age, a compressor is most of the way to the price of a new system, and you are putting a major new part into an old worn-out machine that will need the next thing within a year or two.     The Fear of Losing What the Heat Pump Still Gave

    She kept patting the side of the furnace like it was a horse. It was an old gas furnace in a closet off the hallway, thirty-one years old, and it was done. Cracked heat exchanger, which is the line I do not cross. Past that point I am not fixing a furnace, I am gambling with carbon monoxide in somebody's bedrooms. I told her, gentle as I could, that this one had given all it had and it was time to let it go. She did not argue with the facts. She just kept her hand on it and said, but it has always worked. I want to talk about her today, because the thing standing between her and a new furnace was not money and it was not stubbornness. It was something deeper and more human than that, and once you see it you see it everywhere. In 1979, Daniel Kahneman and Amos Tversky published a paper in a journal called Econometrica. They called it Prospect Theory. It is one of the most important things ever written about how people actually decide, as opposed to how a calculator would decide. And the center of it is a finding they called loss aversion. What they discovered, across experiment after experiment, was that losing something hurts about twice as much as gaining the same thing feels good. Losing a hundred dollars stings worse than finding a hundred dollars pleases. We are not balanced about it. We are built to protect what we have far harder than we reach for what we could get.     The Number in Her Head Before the Heat Pump Call

    A man met me at the door with a number already in his hand. Eighty-five dollars. He said it before I had my boots off. Another company quoted me eighty-five to fix it, so I just need you to match that. I want to talk about that number today, because it had already done its work before I ever looked at his furnace. It was sitting in that living room like a piece of furniture, and everything he thought about me and my price was arranged around it. The number was a lie, by the way. There is no honest eighty-five dollar furnace repair in this county. That figure was a hook. Some outfit throws out a low number to get the door open, then the real price shows up later once you are committed. But it did not matter that it was a lie. It had already set the room. In 1974, two psychologists named Amos Tversky and Daniel Kahneman published a paper in the journal Science called Judgment under Uncertainty. In it they described something they named anchoring. They ran a simple experiment. They spun a wheel of fortune that landed on a random number, then asked people what percentage of African countries are in the United Nations. The thing is, the random number from the wheel had nothing to do with anything. But people who saw a high number guessed high, and people who saw a low number guessed low. The random number anchored them. Even when they knew it was random, they could not pull free of it. That is what was happening in that living room. The first number he heard, eighty-five, became the anchor. And once an anchor is set, everything else gets measured against it. My real price was not going to be heard as a fair price. It was going to be heard as how much more than eighty-five. I see this from both directions in my trade.     The Winters It Survived That Made Him Sure of the AC

    A customer told me last summer, in a kitchen in Loyal, that her air conditioner had been running for twenty-two years and so she figured it was going to make it another five at least. I asked her where the five came from. She thought about it. She said, well, it has made it this long. It has earned the right. I want to talk about that today. About the math we do in our heads about old equipment, and how the math is wrong in two different directions at once. There are two related ways the mind misjudges the survival of an aging system. They get confused with each other but they are different mechanisms. The first is the classic gambler's fallacy. Tversky and Kahneman wrote about it in 1971, in a paper called "Belief in the law of small numbers." The gambler's fallacy says, the roulette wheel has come up red four times in a row, so the next spin must be black, because the long-run odds are fifty-fifty and the wheel is due to balance. The wheel is not due. The wheel has no memory. Each spin is independent of the previous spins. The fact that red has come up four times does not change the probability of red on the next spin. The second is what I would call the survival fallacy, which is a kind of inverse. The wheel that has come up red four times in a row, the system that has run for twenty-two years, the patient who has lived to ninety, becomes, in the mind of the observer, more reliable, not less. The reasoning is, this thing has made it this far, therefore it is the kind of thing that makes it. Core line: "I tell them that what the unit has earned is gratitude for the years it has given, and that what comes next is not on the same schedule as what came before."     The Repair She Refused Because Letting Go Felt Like Loss

    I had a man near Okeene tell me, when I came to look at his fifteen-year-old condenser, that his unit was worth more than the new one I would sell him. I asked him what he meant. He said, this unit has been running for fifteen years. It has earned its place. A new unit has not done anything yet. I want to talk about that today. About the unit that has earned its place, and what that earning is doing to the math of replacement. The customer was in his late sixties, retired wheat farmer, sharp, careful with his money in the way old farmers are careful with their money, which is to say not cheap but allergic to wasted purchase. The condenser was a mid-tier American Standard from around 2010. It was still cooling, but the capacitor had failed, the compressor was drawing high amps on start, and a refrigerant leak somewhere in the line set was going to surface within a year or two. I gave him repair pricing and replacement pricing. I told him the repair was reasonable in the short term but that a fifteen-year-old unit running on a marginal compressor was on a clock. He listened. He nodded. Then he said the sentence about the unit being worth more than the new one. He was not saying it as a price-defense move. He was saying it because that was how the unit felt in his head. The unit had been there for fifteen years. It had cooled the house through hot summers. It had survived ice storms. It had outlasted the dog he had when it was installed. It was, in some inventory only he was keeping, a member of the household, and not an interchangeable mechanical component. A new condenser, in his head, was a different category of thing. The new one had no history. The new one had no track record. The new one was a possibility. The old one was a fact.     She Weighed One Bad Repair Over a Year of Good

    I had a customer call me a couple of winters ago, furious. He had been a customer of mine for ten years. I had installed his system, maintained it, replaced two parts under warranty, talked his wife through three or four phone diagnoses where the problem was a tripped breaker or a thermostat battery. The relationship had been, by any reasonable measure, smooth. The call came in around eight at night in January. The system was running. The house was warm. But the master bedroom, upstairs at the end of the hall, was reading sixty-two when the thermostat was set to seventy. His wife was not warm enough. He was, in his own words, done with me. I want to talk about that today. About the one cold bedroom that erased ten good years. I went out the next morning. The diagnosis took about ten minutes. The damper on the upstairs trunk line had slipped its setscrew, probably from a winter of cycling, and was sitting almost closed. I climbed up, reset the damper, retightened the setscrew, ran the system. The bedroom came up to temperature in about half an hour. The repair was small. I did not charge him for the call. He apologized. He apologized maybe four times. He told me he had been ready to fire me. He told me he had told his wife I was finished. He told me he had spent three hours the night before reading reviews of competitors. He had decided, by the time he went to bed, that he was switching companies. The damper was a forty-second fix. Ten years of work had hung on it. I have been doing this long enough that I am not offended by these calls anymore. I used to be. I used to spend the drive over rehearsing my defenses, listing the work I had done, the parts I had warrantied, the late-night phone calls I had taken without billing. I used to expect, when I arrived, that the customer would soften when he saw me. He never did. The fury was bigger than the relationship.     Why One Kind Word Made Her Trust the Whole Heat Pump

    I had a customer in Calumet tell me once that his last HVAC guy was excellent because the truck was always clean. I asked him what the work had been like. He thought about it. He said, well, the system failed three years after he installed it. And the warranty paperwork was a mess. And he never could get the upstairs to cool quite right. But the truck was always clean and he was always polite. So I figured he was good. I want to talk about that today. About what a clean truck does to a customer's judgment, and what the rest of the call has to do to keep up with it. Edward Thorndike was a psychologist at Columbia, working on personnel evaluation, when he noticed something in the data from 1920. He had been studying how military officers rated the soldiers in their command. The officers were supposed to rate each soldier on a series of separate dimensions: intelligence, physique, leadership, loyalty, character. Thorndike found that the ratings were not actually separate. An officer who rated a soldier high on physique also rated him high on intelligence, on leadership, on character. The ratings clustered together in ways the underlying traits did not. Thorndike called this the halo effect. He published the finding in the Journal of Applied Psychology in 1920. The effect has been replicated, in different forms, for more than a hundred years since. The mechanism is that an overall impression of a person, formed from any salient cue, gets generalized across attributes that have nothing to do with the cue. A person who looks competent on one dimension is judged competent on others. A person who looks like a leader is presumed loyal. A person whose truck is clean is presumed to be a careful technician. Core line: "The ones who cannot answer it, who deflect into a story about a strength misframed as a weakness, are usually the ones whose halo is doing the heavy lifting."     The Heat Pump He Chose Only After I Stopped Selling It

    A man in Hennessey told me, two summers ago, that he was not going to replace his system no matter what I said. I had not said anything yet. I had been in his garage for about four minutes. I had the panel off the air handler. I had not even reached for my meter. I looked up. I said, fair enough. I am not here to sell you a system. I am here to tell you what is wrong with the one you have, and what I would charge to fix it. He relaxed a little. Not all the way. But a little. I want to talk about that today. About the customer who tells you what he will not do before you have asked him to do anything, and the work of not pushing on the rope he is already pulling against. The man was in his early sixties. Retired from a long career at the OG&E plant, I think it was. His system was a sixteen-year-old air-source heat pump that was leaking at the line set. He had been told by another company, two weeks earlier, that the leak was uneconomical to chase and that he needed a full replacement. He had walked them out of his house. He had been waiting, with the system running poorly, for somebody else to come tell him something different. I did not know any of this when I walked in. What I knew was that he had opened the door looking like a man bracing for a fight. The first thing he had said, before I had set my tools down, was the line about not replacing no matter what. Core line: "He told me, at the end of the install, that he had not bought the new system the first time because he had not wanted the other company to be right."
