What Real Estate Agents Actually Need From Their Team Leader

Most real estate team leaders assume their agents need more leads, more accountability, more tools, and more systems. But after building a 15-agent team with strong retention and a 40% profit margin, we've found that what agents actually need from their leader goes much deeper than that. In this episode of Josh and Kelly, we flip the conversation from how to lead a real estate team to what agents actually need from the person leading them. We break down why vision and clarity come first. Agents need to understand where the team is going, what activities actually move their business forward, and what they should focus on instead of constantly chasing the next shiny object. We also talk about the responsibility team leaders have to simplify the business for their agents. The systems and processes behind a real estate team may be complicated, but the agent experience shouldn't be. The goal is to create an infrastructure agents can plug into so they can focus on serving customers and growing their business. And then there's the obvious one: leads. We don't believe a team leader's greatest value is simply handing agents leads. Teaching agents strategies to generate their own business creates something much more valuable: empowerment and autonomy. We get into culture, recognition, personal growth, simplicity, and the tension between accepting agents for who they are while still challenging them to become better. If you lead a real estate team, this episode is a chance to rethink what your agents actually need from you and whether your team is making their business easier or adding more complexity to it. Things You'll Learn In This Episode Why your agents need vision before they need more leads A leader should help agents understand where the team is going and how the business needs to adapt when the market changes. How to give agents clarity without micromanaging them Agents need clear goals, proven activities, and a framework for protecting those activities in their schedules. Why simplicity is part of your job as a team leader Your agents shouldn't have to navigate unnecessary steps, clicks, systems, and data just because the backend of the business is complicated. Why more leads aren't always the answer Giving agents strategies to generate their own leads can create more autonomy and ownership than simply feeding them opportunities. How culture helps create a team people want to stay on Agents need something beyond another place to sell homes. Culture, relationships, and meaningful investment in people can create stronger retention. Why agents need both acceptance and challenge There's a healthy tension between accepting people for who they are and creating an environment that pushes them to grow. Why recognition matters more than leaders realize Agents need to know their leader sees their progress and is proud of what they're accomplishing. How to Lead a Real Estate Team Without Becoming Everyone's Problem Solver

Starting a real estate team and becoming a real estate team leader are two very different things. When we first started building our team, we thought leadership would look like helping agents sell more homes, answering questions, solving problems, keeping everyone motivated, and creating a fun environment. Over the last 10 years, we've learned that real leadership requires something very different. In this episode of Josh and Kelly, we unpack how our definition of leadership has changed as we've grown F3 Home Team. We talk about the mistakes we made early on, the leadership blind spots we had to confront, and why being a great real estate agent doesn't automatically make you a great team leader. We break down why casting vision became one of the most important parts of leadership for us, why constantly answering questions can actually keep you trapped in the business, and why challenging people is sometimes more valuable than motivating them. We also get into something that gave us a tremendous amount of freedom as leaders: accepting that grown adults are going to make their own decisions. Our job isn't to force people to want bigger goals. Our job is to create the right environment, cast the vision, hire the right people, and give them the autonomy to build their businesses. Leadership also means knowing when to slow down, having the emotional intelligence not to rebuild the business around the frustration of the week, and finding other leaders you can talk to because leadership can be incredibly lonely. If you're a top-producing agent considering starting a team, or you already lead one and feel like everyone depends on you, this conversation will challenge what you think your role as a leader should actually be. Things You'll Learn In This Episode Why selling a lot of homes doesn't make you a leader The skills that make you a top-producing agent aren't automatically the skills required to lead other agents. Why casting vision matters more than answering questions Leadership isn't about becoming the person everyone depends on to solve every problem. Why great leaders are willing to make people uncomfortable Sometimes caring about someone means having the conversation nobody else is willing to have. How letting go of control changed our leadership We stopped handholding grown adults and started giving the right people more autonomy. Why your team doesn't need to want what you want One of our biggest leadership breakthroughs was realizing our agents don't have to share every goal, priority, or ambition we have as team leaders. Why leadership can feel lonely Your team shouldn't become the place where you vent about the problems and pressures of leading them. Why slowing down can make you a better leader Not every frustration requires an immediate decision, new system, or change. About Your Hosts We're your hosts, Josh Rogers and Kelly Melody. Through Josh and Kelly, we share the systems, leadership lessons, mistakes, and practical strategies we've learned while building and leading F3 Home Team over the past decade. Our mission is to help real estate agents, team leaders, and business owners build businesses that create more profit, more freedom, and less complexity.

The Hiring Process That Keeps Bad Hires From Becoming Expensive Mistakes with Josh and Kelly

Hiring the wrong person doesn't just cost you a salary. It costs you time, momentum, energy, and eventually forces you to solve the same hiring problem all over again. We've learned that lesson through our own hiring mistakes. Over the years, our hiring process has become more detailed because we would rather spend more time vetting someone upfront than rush into a hire we have to undo later. And one of the biggest mistakes we see real estate team leaders make is allowing the pain of needing help to lower their standards. In this episode, we break down the exact process we use when hiring administrative and operations talent for our real estate team, from identifying the actual gap in the business to DISC assessments, Working Genius, multiple interviews, culture checks, and the final test we call "The Hunger Games." We also explain why we deliberately remove emotion from hiring, why liking someone isn't enough, and why we're willing to go through an entire hiring process and still hire nobody. One of the biggest lessons we've learned is that you should never have to convince yourself that someone could become the right person. When we find ourselves making excuses, accommodating weaknesses, or talking ourselves into someone's potential, that's our signal to pause. The goal isn't to fill the seat as quickly as possible. It's to build a team where the right people can take ownership, solve problems, grow with the business, and stay for the long haul.   Things You'll Learn In This Episode Why hiring from pain leads to expensive mistakes How do you keep urgency from convincing you to settle for an average candidate? The assessments we use before making a hire How do DISC and Working Genius help us remove emotion and identify whether someone actually fits the role? Why we put finalists through "The Hunger Games" What happens when two strong candidates actually perform the job before you decide who gets the seat? The warning sign that tells us to pause a hire Why is having to convince yourself of someone's potential usually a sign that you shouldn't move forward? Why ownership matters more than completing tasks How do we identify people who are resourceful, driven, coachable, and capable of owning their part of the business?   About Your Hosts We're your hosts, Josh Rogers and Kelly Melody of F3 Home Team. Together, we've spent nearly a decade building and operating a real estate team in the Jacksonville and St. Augustine market. Our team has been the top large team in the market by volume for the past three years, with 15 agents, many of whom have been with us for six years or longer. We've built our business differently, without buying leads and while maintaining a 35–45% profit margin. On the Josh and Kelly Show, we share the systems, mistakes, decisions, and lessons behind building a leaner, more profitable real estate team that supports your life instead of consuming it. How to Scale Your Real Estate Team Without Burning Out with Josh and Kelly

Scaling your real estate business shouldn't mean more stress, more people, more expenses, and less freedom. In this episode of the Josh and Kelly Show, we unpack what we've learned about growing a real estate team without allowing growth to consume the life we were trying to build in the first place. For a long time, the real estate industry taught us to measure success by transactions, volume, team size, rankings, and awards. But we eventually realized that more isn't automatically better. More transactions can mean more complexity. More agents can mean more management. More revenue doesn't necessarily mean more profit. And growth without a clear finish line can eventually become burnout. Today, our definition of scaling looks different. We're focused on more profit, more time, and more margin. We've built a team where we can remove ourselves from production, leverage the right people and systems, protect our lifestyle, and still perform at a high level. We talk about the three mistakes we see agents and team leaders make when trying to scale: chasing transactions as the primary measure of success, adding complexity before it's actually needed, and never defining what "enough" or success actually looks like. We also share why leverage matters, why great agents don't automatically become great team leaders, how we think about our 40% profit margin, and why sometimes the smartest way to scale is actually to do less. The question isn't simply, "How do I get bigger?" It's: "What am I actually trying to create for the life that I want?" Because you don't win by building the biggest business. You win by building the business that's right for the life that you want. Hosted by Josh Rogers and Kelly Melody, the team behind the Josh and Kelly Show. Together, we've spent years building and refining a real estate team designed around a different definition of success: more profit, more time, and more freedom without unnecessary complexity. Through the Josh and Kelly Show, we share the lessons we've learned firsthand about building teams, creating better systems, developing the right people, protecting profitability, and scaling a business without allowing it to take over your life. Our goal is to help real estate agents, producing team leaders, and business owners build businesses that support the lives they actually want—not businesses they eventually feel trapped by.

The Truth About Building a Real Estate Team with Josh and Kelly

Building a real estate team is often treated as the natural next step after becoming a top producer. We don't think that's true. Too many agents build teams because they're overwhelmed, hoping they'll gain more freedom, more income, and more time. Instead, they end up managing people, solving new problems, and carrying even more responsibility than before. In this episode, we're unpacking one of the biggest assumptions in real estate: that every successful agent should build a team. We'll walk you through four questions every top producer should answer before hiring their first agent, explain why leadership requires a completely different skill set than selling homes, and help you determine whether building a team—or staying solo—is the better path for your goals. If you've ever wondered whether a team is right for you, this conversation could save you years of frustration.   Things You'll Learn In This Episode Why top producers don't automatically become great leaders We'll explain why selling homes and leading people require completely different skill sets—and why confusing the two creates frustration for everyone. The four questions every future team leader should answer Learn the self-assessment we use to help agents determine whether building a team aligns with their personality, strengths, and long-term vision. The Delegation Framework That Finally Helped Us Scale Our Real Estate Team with Josh and Kelly

Every real estate team leader knows they need to delegate. Almost none of them know how. The biggest bottleneck in most real estate businesses isn't a lack of talent—it's a leader who can't fully let go. We've lived it ourselves. Over the past 10 years, we've learned that delegation isn't about handing someone a checklist. It's about transferring ownership, building trust through communication, and giving people the confidence to lead their own part of the business. In this episode, we're pulling back the curtain on exactly how we learned to delegate without losing quality, culture, or control. We'll share the communication framework that transformed our business, the mistakes almost every team leader makes when hiring, and why the goal isn't finding people who can complete tasks—it's developing people who own outcomes. If you want your business to grow without everything depending on you, this conversation is for you.   Things You'll Learn In This Episode Why delegation usually fails Discover why handing off tasks creates frustration—and what you should transfer instead if you want people to truly own their role. The communication framework that builds trust Learn the simple communication habits that helped us eliminate micromanagement, build confidence, and create true ownership across our team. Why We Stopped Buying Leads and Never Looked Back with Josh and Kelly

Buying leads sounds like the fastest way to grow a real estate team. We thought so too. After seeing other teams have incredible success with paid leads, we jumped in expecting more opportunities, more closings, and more growth. What we didn't realize was that buying leads meant buying an entirely different business model. In this episode, we're breaking down the hidden costs no one talks about—from the extra technology, management, accountability, and stress to the culture shifts that completely changed how our business operated. We also share why we eventually walked away from paid leads and built lead-generating assets we own instead. If you're thinking about buying leads or already are, this conversation may save you years of frustration and help you build a business that's aligned with the future you actually want. Things You'll Learn In This Episode Buying leads means buying a business model We'll explain why paid leads require far more than a marketing budget, including new systems, management, accountability, and infrastructure that many team leaders never anticipate. Why owned lead sources outperform rented attention Learn the difference between renting your business through paid lead platforms and building long-term assets like YouTube, local content, and community that continue generating opportunities for years.
