AI Isn’t Coming for Your Jobs. It’s Changing What a Job Is.

After taking a deliberate break over the summer, I came back to one question: are businesses actually prepared for the change AI is going to create? I don’t think they are. Not because they haven’t bought enough AI tools. But because most businesses are still trying to use AI inside an operating model that was designed for a world before AI existed. In this episode of The AI Operating System Diaries, I share what we’re discovering from actually making this transition inside our own business and with estate agencies. One of the biggest surprises is around people. There’s a growing narrative that AI will wipe out junior roles and make experienced people even more valuable. What I’m seeing suggests something more complicated. A large part of what businesses historically paid for with experience was knowledge. As knowledge becomes increasingly abundant, other human qualities become more valuable: ambition, commitment, empathy, curiosity, communication and the ability to learn. It may become more valuable to build people than buy people. There’s another paradox emerging too. AI is removing work from the business — but at the same time, our new way of working is creating an almost unmanageable amount of new work. The difference is that it isn’t administration. It’s work connected to opportunities, customers, conversations and potentially revenue. So perhaps the future isn’t simply fewer people. Perhaps it is fewer people doing work that machines should have been doing in the first place — and more human capacity directed towards the things that actually grow the business. I also talk about why automating emails and adding AI features to existing processes misses the bigger shift, and why the real advantage will belong to businesses prepared to redesign how they operate. I’ll be continuing this conversation in person at Estate Agency X 11: The New Advantage, where I’ll be talking about what we’re learning from the front line of building an AI operating model in estate agency. Because access to AI won’t be the advantage. What you change because of it will be.

When Your Team Starts Moving Faster Than You

In this episode of The AI Operating System Diaries, Mark Burgess reflects on a surprising new stage of AI adoption inside his own team. At first, the frustration was speed. Mark was moving at AI pace, while the team were still operating inside the old rhythm of meetings, approvals and manual working habits. Over time, the business developed a new way of working called live alignment — where the vision, standards and direction become part of the operating environment rather than something that has to be constantly repeated. But then a new problem appeared. The team caught up. Then they started moving faster than him. This episode explores what happens when AI stops being a tool and starts changing the way a business moves. It is about founder discomfort, team empowerment, the changing nature of control, and why real alignment means people no longer need constant permission to move in the right direction. Mark also discusses the reality of AI versus the dream of AI — why it breaks, why that does not mean it has failed, and why the businesses that learn to operate with imperfect AI will move ahead of those waiting for perfection. He also shares how using Uzair with a trained company brain is changing the way work happens inside the business, turning contact intelligence into emails, blogs, campaigns and ideas inside one working environment. The real story is not that the team overtook the founder. The real story is that, for the first time, they could.

The Coming AI Divide In Estate Agency

In this episode of The AI Operating System Diaries, Mark Burgess shares the full recording of a live webinar delivered to more than 200 estate agents exploring why the industry is entering one of the biggest structural shifts it has ever faced. While most conversations around AI focus on chatbots, content creation and disconnected automation tools, Mark explains why the real transformation is happening at a much deeper operational level — and why many of the AI concepts currently being promoted to estate agents may actually increase complexity rather than reduce it. Drawing on over 15 years of experience building seven and eight figure businesses, writing best-selling books on marketing, data and AI, and years spent studying how technology reshapes industries, Mark breaks down: why traditional CRM models are becoming structurally flawed, why disconnected AI systems create operational fragmentation, what Revenue Per Employee reveals about the future of estate agency, and why AI Operating Systems — not isolated AI tools — will define the next generation of high-performing agencies. This episode is designed specifically for non-technical estate agents and business owners wanting practical clarity about where AI is really heading and what actually matters over the next few years. Because the future will not belong to the agencies with the most AI tools. It will belong to the agencies with the clearest operational architecture.
