Stop Coaching Agents Who Don't Have A Skill Problem

One of the most frustrating parts of leading a real estate team is having an agent who isn’t producing and not knowing why. Do they not know HOW to do the job? Or do they know exactly what to do and simply aren’t doing it? Those are two very different problems, and if you diagnose the wrong one, you can waste a tremendous amount of time, energy, and money trying to fix it. In this episode, Ian and I break down a simple framework every real estate team leader, broker, and agent building a team needs to understand: Skill problems require training. Effort problems require accountability. We’ll walk through the questions you can ask to figure out which problem you actually have. Does the agent know what good performance looks like? Can they demonstrate the skills? Have they successfully done it before? And are they actually doing the work consistently? From there, the leadership path gets much clearer. If they don’t know, teach them. If they know but can’t execute, coach them. If they can do it but won’t, it’s time for accountability. We also talk about one of the biggest mistakes leaders make: labeling someone as lazy or incapable too quickly. Sometimes what looks like a work ethic problem is actually fear, lack of confidence, unclear expectations, or an agent spending a ton of time on the wrong activities. If you lead real estate agents and want to build a team that produces without burning yourself out trying to drag everyone across the finish line, this episode is for you. Why Most Real Estate Agents Are Too Available

Are you actually TOO available to your real estate clients? A lot of agents have been taught that great service means answering every call, responding to every text immediately, and being available whenever a client needs something. But that kind of 24/7 availability doesn’t necessarily make you a better agent. In fact, it could be hurting your business, your clients, and your life. In this episode, Ian and I are talking about why great real estate professionals need boundaries. We get into the difference between being responsive and being constantly available, how to set expectations with clients from the very beginning, and why saying “call me anytime” might be one of the worst promises you can make. We also talk about how systems, automation, delegation, and proactive communication can help you provide world-class service without living in constant reaction mode. Because the goal isn’t to care LESS about your clients. It’s to build a business where you can serve them at an incredibly high level while still having time for your family, your health, your relationships, and the life you’re building the business to support in the first place. If you’re an agent, team leader, or broker who feels like you’re always on call, always checking your phone, or constantly letting someone else’s urgency control your schedule, this episode is for you. The Fall Rest: What Every Agent Should Fix Before January?

Is your real estate business ready for a fall reset? You don’t have to wait until January to clean things up, refocus, and start making better decisions. In fact, the work you do right now could determine how well you finish this year AND how much momentum you carry into 2027. In this episode, Ian and I are talking about a simple fall reset for real estate agents, team leaders, and brokers who want to finish the year strong without adding more grind to their business. We’re breaking down how to clean up your database and identify your best opportunities, get clear on the numbers that actually matter, audit where your time and money are going, and figure out what you need to STOP doing. Then, we’ll talk about what to double down on over the next 90 days so you can generate more business, strengthen your relationships, and head into the new year with momentum instead of starting from scratch in January. This isn’t about completely reinventing your business. It’s about tidying up what you already have, getting rid of what isn’t working, and putting more time, energy, and money toward the things that are. If you’re a real estate agent who feels like your business could use a reset before the end of the year, this episode is for you. If you want to spend 15 minutes talking through your business with me, click the link near this episode and jump on my calendar. No hard sell. Stop Grinding: 5 Things Top Producing Real Estate Agents Do Differently - Part 2

If your real estate business feels like a constant cycle of chasing the next lead, closing a few deals, getting busy, and then realizing your pipeline is empty again, there’s a better way to build this business. In Part 2 of this conversation, Ian and I break down the systems, habits, and priorities that help top producing real estate agents, team leaders, and brokers create more consistent income without living in the daily grind. The goal isn't to stop working hard. It's to make sure your hard work is actually building something. We walk through five areas that can completely change the way you run your real estate business: focusing on high-value activities, operating from a pipeline and scorecard, improving your skills and conversion, using leverage, and setting clear standards and boundaries. Think about it like an orchard. You can carry buckets of water to every tree, every single day, or you can put in the work to build an irrigation system. Both require work. Only one gives you leverage. That's the difference between constantly hunting for one more buyer, seller, referral, or closing and building a real estate business that consistently produces opportunities, income, and impact. We also get practical about what numbers real estate agents should track, how to reverse engineer your production goals, why conversion matters as much as lead generation, when to automate or delegate, and why having boundaries can actually make your clients trust and respect you more. If you're a real estate agent, team leader, broker, or brokerage owner who wants more consistent production without sacrificing your entire life to get it, this episode is for you. And if you missed Part 1, go back and start there. This conversation builds directly on it. Want to grow your business, increase profitability, and make a bigger impact? Why It's Easier to Be a Top Producer Than a Daily Grinder - Part 1

What if becoming a top-producing real estate agent is actually easier than constantly grinding for the next deal? In this episode, Todd and Ian break down the difference between agents who spend every day carrying buckets (chasing leads, reacting to emergencies, and riding the roller coaster) and agents who build a business that consistently produces results. Using the idea of watering an orchard, Todd explains why the goal isn’t to work less, it’s to build better systems. We talk about creating a predictable pipeline, focusing on outcomes instead of hours, improving your conversion, setting standards and boundaries, and spending more time on the activities that actually move your business forward. We also introduce the FOCUS framework for moving from daily grinder to consistent top producer: fewer high-value activities, operating from a pipeline and scorecard, compounding your skills and conversion, using leverage, and setting standards and boundaries. If your real estate business feels like a constant cycle of hustle, burnout, and starting over, this episode will help you think differently about what you're building, and how to create a business that gives you more consistency, freedom, and impact. And stay tuned! This is Part 1 of a two-part conversation! 📍 Want to grow your business, increase profitability, and make a bigger impact? Growing Your Real Estate Business Through Incredible Experiences

What if growing your real estate business had less to do with sending another newsletter, posting another market update, or making another sales call and more to do with genuinely caring for your people? In this episode, Todd and Ian Daniels break down how we create a client experience that people actually remember and why those relationships can turn into repeat business and referrals for years to come. We’re talking about the little things that make a BIG difference: checking in after a listing appointment just because you know your client might be nervous, sending a welcome box, celebrating milestones during the transaction, hosting client events, and simply staying involved in people’s lives long after closing. And no, you don’t need a massive team or a massive budget to do this. The goal is to create moments where your clients think, “Wow, I wasn’t expecting that.” Because when people know you genuinely care about them beyond their next transaction, you build something much more valuable than a database. You build trust, loyalty, relationships, and eventually, raving fans who actually WANT to tell other people about you. If you’re a real estate agent, team leader, or broker trying to build a business based on relationships instead of constantly chasing the next lead, this conversation is for you. Your clients aren’t transactions. Love on your people, create experiences they remember, and build a business they’ll want to come back to and tell their friends about. 📍 Learn more about coaching, masterminds, and business strategy with Todd Tramonte. The Power Of A Scoop - Building your Real Estate business with Ice Cream

Why would a real estate company spend money buying hundreds of people ice cream without handing out business cards, displaying QR codes, or asking anyone for business? Because sometimes the best thing you can do for your business is simply love on your people. In this episode, Todd and Ian Daniels pull back the curtain on one of our favorite annual traditions: our client ice cream party. What started years ago with around 40 people has grown into an event that can bring together 150–200+ clients, families, friends, team members, and referral partners. But this episode really isn’t about ice cream. It’s about building a real estate business where your relationships with clients go WAY beyond the transaction. We talk about why we intentionally don’t turn this event into a sales pitch, how events like this give our agents a natural reason to reconnect with past clients, and why trust, loyalty, and genuine relationships can be far more valuable long-term than constantly asking, “Do you know anyone looking to buy or sell?” We also walk through how you can create something similar in your own business, even if you have a small team, a small database, or a limited budget. There’s nothing magical about ice cream, although we’d argue ice cream is pretty magical. The real magic happens when your clients realize you actually care about them, enjoy spending time with them, and want to be part of their lives long after the closing table. If you’re a real estate agent, team leader, or broker trying to build more repeat and referral business without constantly asking people for their next transaction, this episode is for you. 📍 Learn more about coaching, masterminds, and business strategy with Todd Tramonte. How To Raise Your Real Estate Team Standards Without Losing Agents

How do you raise the standards on your real estate team without losing the people you've worked so hard to build? In this episode, Todd and Ian unpack a real coaching conversation with a successful team leader who was facing one of the toughest leadership challenges: improving systems, accountability, and performance while worrying that his best agents, or maybe all of them, would walk away. Instead of focusing on how to manage people leaving, they explore a much more powerful question that completely changes the conversation. They discuss why great leadership isn't about lowering expectations to keep everyone happy, it's about creating an environment where the right people want to grow, thrive, and stay. Whether you're building a team, leading a brokerage, or simply trying to create a healthier business, this episode will challenge the way you think about standards, culture, and leadership. If you're ready to build a business that creates more freedom, impact, and profitability without sacrificing your team culture, this episode is for you. 📍 Learn more about coaching, masterminds, and business strategy with Todd Tramonte.
