    Two Hundred Thirty-Seven Monsters — The Colony (Season Finale)

    Stage five, Maturity & Reiteration. For thirty-seven years the Colony Beach & Tennis Resort on Longboat Key was a world-famous condo-hotel run by the man who built it — 237 owners, each with legal title and thirty days a year. When the buildings aged, the owners twice voted down a $50,000-per-unit assessment, took the board, audited the operator, and won every argument in bankruptcy court. Within three years the hotel was liquidated, the resort closed, and the buildings rotted on the Gulf for eight years while one owner accumulated enough units to block anything, a lender foreclosed, and a developer assembled the site. A judge terminated the association in January 2021; a St. Regis stands there now.     Twenty Percent of Everything — Harbor Towers

    Stage four, Adaptive Change. Two 40-story towers on the Boston waterfront kept their late-1960s mechanical plant for 36 years while the community fought about windows and elections — then in August 2007 the trustees levied a $75.6 million special assessment, about twenty percent of every unit's value, due in full in ninety days. A penthouse-owning HVAC engineer led the insurgency: a petition signed by 40 percent of owners, a fiduciary suit, an injunction request, an appeal, and a rival slate. He lost the vote with under a third. The board that named the crisis survived its coup — and the episode asks what the twenty years before the diagnosis cost.

    Certified Mail, Unopened — Heritage Lakes

    Stage three, Stabilization — the quiet failure. A Frisco, Texas association's collections process ran exactly as the state's post-2001 rulebook allowed: certified letters, return receipts, a nonjudicial sale on the courthouse steps. It sold a paid-off $315,000 home for $3,201 over $977.55 in dues while the owner, a Texas Army National Guard captain, was commanding soldiers in Iraq. Nobody rigged anything. Nobody checked for military service, because the process had no line for it. The house came back in a federal settlement; the Legislature put a judge in the chair. Why a process that runs perfectly is not the same as a process that has been looked at.

    The Only Person Who Ever Asked — Circle C Ranch

    Stage two, Transition. For sixteen years a 2,700-home Austin HOA was run by the developer's original partners on a three-person board — half a million dollars a year to a landscape company the developer had sold to a former director, and every records request answered "you're the only person who's ever asked." The developer's triple vote expired on paper in December 2002; the first contested election in the association's history came 85 days later — and a resident-lawyer's restraining order stopped it in the room. A 14-month revolt swept out the old guard and expanded the board from three to seven. A community that thought it was fifteen years past its transition discovers it never had one.

    A Declarant's Fiefdom — Southern Highlands

    Stage one, Declarant. A master-planned Las Vegas community of roughly 8,000 homes where, two decades after the association was formed, the developer still appointed three of the five master-board seats, ran the association through its own management company, and had amended the governing documents to raise the allowable unit count — the very denominator that decides when developer control ends. One homeowner asked, "who is your fiduciary?" — and got sued for it. The Nevada Supreme Court held his speech at open board meetings protected; the state moved the turnover line from 75 to 90 percent; and the question the whole community's governance turns on has never been answered by anyone with authority to answer it. Why a stage-one fight aimed at the board is aimed at the wrong thing.

    What Stage Are We In? — The Framework (Season Premiere)

    A new season, and a theory on trial. In May the Council published its first working paper — a five-stage lifecycle for community associations: Declarant, Transition, Stabilization, Adaptive Change, and Maturity & Reiteration — with one central claim: most governance failures are not failures of intent but of stage diagnosis. Boards apply the playbook of one stage to a community living in another. In this premiere Ian lays out the framework and Chris tries to break it — the five stages, the three diagnostic questions every board should ask out loud, why the later stages breed coups, and the season's rule: five real communities, one per stage, and for each we ask what stage it was actually in, what stage the board thought it was in, and what the gap cost.

    Recall the Messenger — Regency Gardens

    An Orlando condo association's board did the math Florida's post-Surfside reserve law demanded: a multimillion-dollar gap, and special assessments of $11,000 to $22,000 per owner due inside one summer. The owners' answer was a recall — the board that presented the number was voted out, the assessment died, and the gap stayed. Then the sting: a successor board re-scoped the engineering and the target fell by millions. Season finale: how a community association delivers a catastrophic number without getting recalled as the messenger — and why the bind this whole season is about survives its own resolution.     The Question No Court Would Answer — Panther Valley

    A 2,000-home gated New Jersey community amended its declaration so that no Tier 3 Megan's Law registrant could live there. A resident challenged it — and the appellate court mapped both sides with unusual honesty: the community's safety case, and the danger of private communities collectively walling off the housing market. Then it declined to decide, in so many words, whether such a covenant is valid. Twenty-five years later, homeowners associations still govern inside that silence. The episode about the questions that exceed an HOA board's competence — and why "we can" is never the same question as "we should."
