    Everybody Wants Agents. Nobody's Ready.

    Every boardroom wants agents. Almost none is ready to live with one. This episode is about that gap. We start with what an AI agent actually is, and why most of what gets sold as one is not. We walk the short road that got us here, from hand-written rules to a generalist that was finally given hands. Then the uncomfortable part. The enterprise already ran the experiment. MIT found that 95 percent of enterprise generative AI pilots delivered no measurable return, and the barrier was organizational, not technological. Gartner expects more than 40 percent of agentic AI projects to be canceled by 2027. So why, with the desire this high and the models this good, is almost nothing landing? Three honest reasons. Governance built for deterministic tools cannot hold a probabilistic actor. The context an agent needs was never built. And off-the-shelf never survives a real risk committee. Underneath all three sits the idea almost nobody says out loud: organizations want the upside of an autonomous actor with none of the surrender autonomy demands. That is a contradiction.
