They have a calendar problem. Today I'm going to be sharing with you how to structure your week properly so that you are focused on the right things so that you can scale not only an eight figure business, but a nine figure business and beyond. Welcome to the Ecomm Breakthrough Podcast. I'm Josh Hadley. I've scaled my own ecommerce brand from 0 to 8 figures, and I'm actively building towards nine figures in sales. This podcast is where I document that journey and share the systems, the strategies, and the lessons learned in real time so that you can learn what actually matters and scale your own business. My name is Josh Hadley. First and foremost, I'm a man of faith. I'm a husband to a beautiful wife and a father of four children. I have been selling in the e-commerce space for over a decade, doing over $20 million in annual revenue and doing multi-million on sales channels such as Amazon, TikTok, Shop and Shopify. I am also the host of the number one business strategy podcast for ecommerce entrepreneurs, and that is E-com breakthrough. Josh Hadley 00:00:57  Today, I want to share with you exactly how you should be structuring your week in order to ensure that your focus is on the highest priorities, rather than getting caught up in just putting out fires and basically dealing with the thick of thin things. So I'm sharing this with you from my exact like schedule, in my exact structure that I have in my own business. For you to be able to use that as like a framework to structure your own week. So here's the problem. Most founders don't have a time issue. You actually have a calendar problem. And the reason why is because, like you're just getting hijacked by slack email, reactive meetings, WhatsApp notifications, a bunch of different like mastermind groups that you're in that are slacking you or texting you, etc. and ask me why. I know that because like, I was the guy who used to have that happening to me all the time, but now I literally turn my phone on silent mode and do not disturb mode, and I ignore the WhatsApp messages that are happening throughout the day. Josh Hadley 00:01:54  And to be honest with you, I'm frankly amazed how much interaction is happening during the day when people theoretically should be working on their business. Instead, they're reaching out and asking questions or predictions about this. You know, travel hacks about that. All those things are good, and they are decent conversations to have. However, I'm not going to sacrifice my time in my deep work that's actually going to grow the business to go chit chat and have random side conversations. Because actually, the moment you like are distracted and turn your attention to something else, it's ten times harder to bring it back to the focus that you originally had. So this is the exact weekly operating system that I use to run our eight figure brand, and how I protect my attention, align my leaders, and carve out enough time to actually move the business forward, rather than just kind of like staying stationary and keeping up with just the regular admin of maintaining the business as it is today. Let's dive into Monday. Monday is one of the most important days in the entire business. Josh Hadley 00:02:56  And it's not only important for me, but this carries out through the rest of my leaders Their Mondays are structured very, very similar to mine, and Monday is about grounding the entire week in reality, not urgency. Right? It's this is where the strategic planning and prioritization really comes into play here. Okay, before anything else gets my attention, I review what happened this previous week. So let's talk about that. The very first thing that I do Monday mornings is I'm looking at my weekly KPI tracker. And if you're wondering, well, what KPIs does Josh actually track and look at? If you go check ...

I am super excited to introduce you all to Lauren Lee. Lauren is Clickbank s ecom expert who works with eCommerce brands to unlock new sales channels with affiliates. She believes that there is always a solution to scale brands, and you can always find a way to exceed your goals. Lauren has partnered with top fortune 100 companies like Walmart, Amazon and Apple, leading their affiliate marketing strategies and offer campaigns, and is helping brands like yours craft scaled affiliate channels. You can find her hanging with her husband and daughter when she isn't supporting clients traveling the PNW, aka the Pacific Northwest, and assisting in Buddhist meditation teacher training. So with that, welcome to the show, Lauren. Lauren 00:00:50  Thank you so much, Josh. It's nice to be here. Josh 00:00:52  Lauren. I kind of want to point our attention to how do I find these affiliates? It all sounds great, but how do I find these affiliates, how do I manage the relationship with them? How do I make sure that the offer I'm going to give them is enough percentage of the deal or of the revenue share? Right. Josh 00:01:11  So there's a lot that I think we need to dive into there. So let's start first with like so how in the world do I go find the right affiliates? If I've decided that with organic I, I've, I'm targeting more, let's say people that are trying to lose weight. Right. how do I go find the right affiliates that are focused on talking to an audience that's wanting to lose weight? Lauren 00:01:33  Yes. Great question. And basically, we're taking somebody through the whole journey, right? Of what? Of starting of starting from the ideation stages and just of interest. And now you're you're ready to connect with affiliates. And so you by joining in the network, you get access to the affiliates. And that's one of the benefits of joining a network. And outside of a network you can absolutely connect with people on like Facebook groups and maybe on LinkedIn. and it's kind of ad hoc, right? And it does take some manual effort. So that does exist that just natural facilitation of relationships. But once you're inside a network in a company like Clickbank or another network, what they allow you to do is to join a marketplace. Lauren 00:02:15  And the marketplace is not consumer facing. It's for affiliates. And affiliates are coming every single day to be able to see what offers are there and what they can begin to promote. And so you want to be in that marketplace. You want to be just like you're on Amazon, right? And you are in that marketplace. It's kind of very similar in the sense of what products can I promote as an affiliate. And so that's how you're really going to start to connect with affiliates. So pick up your offer. And so there's some strategies around there. You know you can get your offer and require that affiliates, you know, provide information so that you can start to create these this network of affiliates that you're connecting with by email by contact. And you also can learn what is their traffic source. Maybe one affiliate is really good at YouTube and one's really good at Facebook. And you can start to be strategic around that. that is the main facilitation, the main way that you are going to connect with affiliates. Lauren 00:03:07  There are other things like events and networking and like I mentioned, kind of this ad hoc relationship that does happen, but you want to ensure your, your, you're connected on the marketplace. Josh 00:03:20  Okay. Yeah. That makes a lot of sense. So the first thing would, you know, a network that you join in the marketplace would kind of do a lot. Help expedite things. Do you have any tips or strategies? If somebody is just, you know, they're networking with people or they're in Facebook groups, have you seen any good strategies that way to maybe recruit some affiliates that you're meeting personally? Lauren 00:03:42  Yes, absolutely. Okay, so I think one thing that often gets overlooked when you create your funnel and create your campaign, you're super excited, but you want to be able to have some data around your campaign, your offer. Is it converting? What is the conversion rate? You know, what is the average order value that you see people transacting with on your on your funnel, on your campaign? Those are going to be really attractive metrics to share with affiliates. Lauren 00:04:09  And so if you did go on a Facebook group or you go to a networking or a conference, right, you'r...

He couldn't use his strength. He couldn't see through walls or outrun a bullet. But he was still breathing. Still alive, but completely powerless. The most dangerous part is that he genuinely never saw it coming until it was too late. So how does that apply to business? And what is this silent killer that is the Kryptonite of ecommerce brands. Well, that is inventory. Inventory truly is e-commerce Kryptonite because it is the most dangerous aspect of scaling your business, because it is one of those things that can sneak up on you. I really enjoyed our past episode and I'm really excited and pumped up, you know, to continue on this point. Josh 00:01:40  Are there any sneak peeks that you could give us of kind of the best tips? You know, if you are working directly in terms of how do you make sure you, you know, you're not getting you know, there's not going to be fraud. They take your money and run or what are some tips in terms of, I think, most importantly, getting the best price possible without sacrificing quality. Do you have any tips or sneak peeks that you could give a give us from your course? Because it relates to, you know, working directly with the manufacturer? Afolabi 00:02:11  Yes, one of the great. One of the funniest and, interesting things I put on the course is to set up a bidding war with, your suppliers. Afolabi 00:02:23  how I do it is. So when I'm sourcing products, I sourced product from, let's say, five different suppliers. Sometimes it could be up to ten suppliers, and then they give me the pricing. I don't negotiate at the first time. I wait till the end before I negotiate my prices. And then when I get all this prices from the suppliers, then I call for a video or, or image samples. I'm like, let me see you samples, do a video or do a photo. I see that, oh, okay. From the ten suppliers I might shortlist only 5 or 6. So from the six I said, okay, can you send me samples? I need physical samples. They say, oh, you got to pay for sample, no problem. Update. So I pay them for sample or pay for the sample shipping. They send me the samples and I take a look at them. And maybe I like only three out of the six people, six suppliers that sent me their samples. Afolabi 00:03:16  So I cut off three, I keep three, so out of the three I would say something like, hey, without them knowing, see, they don't know that all these three, all the suppliers don't know each other and they don't know I'm getting samples from different suppliers. So let's say one comes up at $2, another one comes up at $1.50, another one comes up at $1.75. So I know okay $1.75 is the middle range $1.50 I look at the quality of the $1.51. It's almost the same quality as the $2 one okay. That means this product can actually go with go for $1.50 or less. Then I look at how can I create a bidding war with these three guys and still get what I want in terms of product quality? I want product quality. So I would use two and two things. I'll use quantity purchases and I'll use price match. So I'll say to the one, let's say the 175 one has the best, quality. I'll say, hey, well I looked at your product and other suppliers product. Afolabi 00:04:31  I like your product, but your price is way more than other suppliers. and it's going to come back to me and say, what are they quoting you? Okay. I'm trying to get to $1.25 for this. And if you can do a $1.25, I'll give you a 5000 piece order right away. I'll choose you if you can beat the prices. So it's going to come back and say, Well, let me talk to my boss and said, okay, no problem. And then he says, well, we can only do $1.45 or a dollar, whatever. Okay, that's a good one. I know I can actually buy it at $1.50. Right. Because the lower range of my price is $1.50. I'm like okay. All right. Dollar 45 is fine, I say. But so when it gives me a price of $1.45, I keep quiet. I don't reply him anymore and it's going to keep blowing up my phone, my email, because he can't wait. He knows he's at the tipping point. Afolabi 00:05:33  It's at the at the point is about I'm about to hand him money because I already showed him money. I'm like, I'm going to order 5000 unit, but I want it at $1.25 and it comes, it comes back with $1.45. I'm like, okay, I keep quiet, okay. And it's going to start saying, hello, how are you? How are you there? I'm are you there? I'm like, I want people ask me, how long do I keep quiet? Sometimes a week or more. I just don't see anything...

The #1 Bottleneck Killing Your Business Growth (And How to Fix It)

In this episode of the Ecomm Breakthrough Podcast, host Josh Hadley shares his proven strategy for doubling business growth by identifying and eliminating bottlenecks. He recommends conducting a time study to pinpoint where time is being consumed, then hiring specifically to relieve that constraint. Whether it's PPC management or product sourcing, freeing up the founder's time allows focus on growth opportunities like new product launches or expanding sales channels. Josh cautions against hiring roles that don't address the real bottleneck, drawing from his own costly mistakes, and notes that while AI can help, human oversight remains essential. Welcome to the Ecomm Breakthrough Podcast, I'm Josh Hadley. I'm a husband to a beautiful wife and the father of four children. I've been selling in the e-commerce space for over a decade now, doing over $20 million in annual revenue and multi-millionaire on Shopify, TikTok shop and Amazon. And I am also the host of the number one business strategy podcast for ecommerce entrepreneurs, which is Ecomm Breakthrough. So let's dive into how I would double or grow a business. What is this magic trick that I'm saying that, hey, this is the exact best way that I know how to grow a business the fastest. Josh Hadley 00:00:56  And that simply comes down to hiring for the constraint of the business. Nothing more and nothing less. And I'm going to talk about why this is so important, because ultimately, every business at every part of its pathway is going to hit a constraint. This is also referred to as the bottleneck for a business where, you know, things are flowing, flowing, flowing until you get to the bottleneck. And then it just seems like things really slow down. Now let's talk about like what is the true constraint? Like, let's give you some ideas. When I say constraint to the business, I want to give you a few examples of what that actually looks like in an e-commerce perspective. And then we're going to talk about why hiring is the solution to that. Or it could also be AI by the way. So let's talk about that and how I'm going to basically relieve the bottleneck of the business and point it in a different direction. So let's talk about this. A new e-commerce entrepreneur that gets started on Amazon and finds some initial success. Josh Hadley 00:01:52  First and foremost, you've got to go find some products. You got to go source those products. You got to then get them launched up on Amazon. And then you need to manage those products and make sure that they're successful. Well, if you can continue to do that, rinse and repeat Time and time again. Eventually, it's going to get to a point in time where the founder is no longer able to do everything themselves, and ultimately, the bottleneck will reveal itself in whatever processes in the business takes the most time and is the most labor intensive. So let's for a hypothetical situation. Let's say PPC is the constraint. In this case, the business owner has launched product after product after product. They found really good opportunities, but then PPC just continues to suck up more and more and more of their time. So much so that now they spend less time coming out with new products, because what used to be only a few hours a week has now turned into 20 or 30 hours of their week. Josh Hadley 00:02:52  Just trying to manage and optimize PPC campaigns and day partying, and staying up to date with the latest and best practices on PPC. So if that's the case, and how do you reveal where your time is going? Go back and take a look at my two week time study. This is how you identify the bottleneck of the business by actually going through the processes, understanding where your time is going, and this applies to you and your team if you have an existing team. They should all be doing this time study. That's how you're going to reveal where the bottleneck in the business truly sits. So let's say we're going to go solve for this bottleneck. I've got two possible solutions. I can eit...

Instead, he has a much broader landscape in the mindset shifts and tools he's going to be able to share with us. I know are going to be able to have a tremendous impact on your business. Mario helps high achievers all across the world gain the mental clarity and focus necessary through his masterclasses on conscious leadership and next level mindsets. So with that introduction, welcome to the show, Mario. Mario 00:00:58  Josh, thank you so much for having me on the show. I'm really excited, and I think you and I were going to have a powerful conversation filled with lots of value for your listeners. Josh 00:01:07  One of those inner thoughts in my mind, when I'm having to make either a difficult decision or I have to slow down in order to like create an SOP or to hire a team member because, you know, that's that's the next step. That's what needs to happen. My frustration is I think that those should what are the things I know I should be doing? And it's more along the lines of, I should have a $100 million business. I look at all the other successful e-commerce businesses. I feel like I'm just as capable as they are, but I'm doing something wrong. I'm spending too much time on these little tasks and I'm making this a little decision, like, why am I not at that $100 million already? And what what would you say to that? Like, I feel like that's what's kind of like deep down. Like I have this vision of I love my potential, but I'm not there yet, right? And so I beat myself up. Mario 00:02:07  Yeah. This is a classical one. Mario 00:02:09  And again, I want to honor you for stepping one step further out. And I think a lot of your listeners will be will resonate with that because they look at where they are and then they tell themselves, I'm not where I'm supposed to be. There's so much inside of me that can be brought up. And, you know, it's true. There is so much more inside of you that can be brought out. But the reason it's not already out is because actually, you do not want the 100 million. Because if you have the 100 million, you know that there's something that's going to increase. Often in a mental perspective, the amount of problems will increase, right? That's why they say biggie made the song. More money, more problems, more responsibility, more, more being on your own because, you know, you climb the mountain even higher and so. Less people to relate to. If you're the 100 million guy, maybe in your family, you're the only one. And so nobody really, truly knows how Josh feels when Josh is by himself. Mario 00:03:09  And so all of that is what I call a self-sabotaging mechanism, where you tell yourself consciously, yep, I want the $100 million business. But unconsciously you are scared of that. Because here's the thing what a self-sabotaging mechanism is. It's your conscious mind working against your unconscious mind. And if you've ever seen the picture of the iceberg where you know, you see the tiny peak above the water and the huge body underneath, your unconscious mind makes up about 95% of everything. So if you are like, yes, I want that $100 million business, your unconscious mind. No bro no no no no no, not gonna happen. That's way too much. So first of all, I would have you look at the reality of the way that you're showing up and divorce this idea that what you want is the $100 billion business. Because if your behavior shows the opposite, what you really want is you want to stay safe. You want to stay in control. You want to stay in your comfort zone. And there's nothing wrong with that. Mario 00:04:12  That's the first realization that I would bring in. And then second is to look at what is it that's missing for you if you truly want to get to that $100 million level, there are certain needs that you have that are currently not being fulfilled. It might be more of a support system. It might be someone like a coach or a...
