The martech landscape posted its first effectively flat year on record, and the reason is not that the problems went away. It is that organizations stopped waiting for vendors to solve them. The churn underneath is the real story: nearly as many products left the landscape as entered it, and 52% of the products that exited came out of the 2010–2019 SaaS wave. Homegrown, AI-built solutions are unseating incumbents that have been around for ten to twenty years.The barrier that protected the SaaS model is gone. Building something custom used to require a vendor, a contract, and a six-month implementation cycle, or an in-house engineering team and a year or more of sprint planning. Now one person who understands the platform and the problem can ship a working solution in days. GNW built its own Claude-based chatbot, trained on its website, YouTube, and podcast content, in two days for roughly $500 in product cost, against vendor quotes of $50,000 to $60,000 a year for the same use case.Capability utilization across B2B has dropped to roughly 49%, which means organizations are paying for half a stack they do not use, and CFOs have noticed. The question that now precedes every new purchase order is not which vendor to pick. It is whether the team can build it in house, and if the answer is yes, the budget conversation for yet another SaaS contract gets very short.The categories still growing tell you exactly where the market is headed. iPaaS and data integration grew 8%, governance, compliance, and privacy grew 7%, and marketing automation grew 6%, while roughly 29,000 MCP servers have appeared on registries within 18 months. The app-centric era of forcing your business to fit a vendor's mold is ending; the core platforms that remain need to connect, and the connective layer is increasingly built, not bought.The pattern is no longer build versus buy. It is build, buy, and borrow, and the capability compounds. Adobe and Salesforce are not going anywhere, but the differentiator is what you build around them, and that requires people who understand the business problem clearly enough to define it and execute with AI. Competitors already on their second and third build are developing muscle in governance, troubleshooting, and iteration speed. The cost of waiting is not one missed solution.
