Leadership Is Influence Not a Title

This episode explores the concept that leadership is a social process defined by influence rather than formal authority or job titles. It introduces a relational definition of leadership, where individuals take on increased responsibility to empower others and solve problems collectively in alignment with a team's purpose. The conversation moves away from outdated command and control models, focusing instead on the importance of building trusting relationships, fostering psychological safety, and encouraging curiosity within a group. The episode also reviews the historical evolution of leadership theories, shifting from the idea that leaders are born with specific traits to the contemporary understanding that leadership is a skill developed through practice and reflection. Listeners are guided through essential competencies for leading oneself and others, alongside the distinct roles of coach, mentor, and sponsor. Ultimately, the discussion frames leadership as an ongoing personal journey of growth that is accessible to everyone regardless of their current position in an organization. Why Leaders Build Stone Life Preservers

In this episode of Commuting Somewhere, we explore why many leaders inadvertently sink their own teams by offering what look like life preservers but are actually made of stone. While most executives recognize the importance of psychological safety, many rely on performative tactics that do more harm than good. By examining real-world examples and historical disasters like the Challenger shuttle and Boeing 737 Max, we break down why a lack of true employee voice can lead to catastrophic consequences and why the higher one climbs in an organization, the more sanitized the information becomes. We dive into three common ways leaders fake safety: feigning uncertainty to appear open, asking for feedback without any intention of acting on it, and responding to failures with a cold, scripted compassion. Using stories of managers like Josh and Phoebe, we discuss the discomfort of relinquishing control and why authenticity is the only way to move through the messiness of dissenting voices and difficult truths. Tune in to learn why faking it until you make it is the one strategy that will never work for building a truly honest and high-performing culture. The Five Blind Spots of Organizational Integrity

This episode explores why well-intentioned leaders often oversee organizations where unethical behavior thrives despite clear codes of conduct. We examine the concept of ethical fading, where the moral implications of a decision disappear when it is framed purely as a business choice. Using the infamous Ford Pinto case as a primary example, the discussion highlights how standard business tools like cost-benefit analyses can accidentally push ethics out of the equation and lead to disastrous consequences. The conversation identifies five specific cognitive barriers that prevent people from noticing ethical breakdowns: ill-conceived goals, motivated blindness, indirect blindness, the slippery slope, and overvaluing outcomes. From the pressure of billable hours in law firms to the gradual erosion of standards in auditing, we look at how these biases function in the real world. This episode provides essential insights for managers who want to look past basic compliance programs and address the underlying psychological forces that cause corporate scandals. The Curse of Culture

This episode explores the hidden mechanics of corporate culture through the framework of Edgar Schein. By examining the three levels of culture—visible artifacts, espoused values, and deeply held underlying assumptions—the discussion uncovers why a company’s greatest strength often becomes its fatal flaw. It highlights how culture is a byproduct of past success that hardens into an unconscious worldview, often blinding even the most successful organizations to shifting market realities until a crisis occurs. The hosts analyze historic turning points, such as Microsoft’s initial dismissal of the iPhone and Steve Jobs’ radical 1997 shift to pivot Apple’s identity away from its rivalry with Microsoft. These stories illustrate the immense difficulty of cultural transformation and the high stakes facing today’s tech giants like Google and Apple in the age of artificial intelligence. The conversation concludes that the ultimate test of leadership is the courage to recognize and dismantle a winning culture once it no longer fits the world. Building an Ethical Company

This episode explores why traditional one-time ethics training often fails and how companies can transform the workplace into a moral laboratory for lifelong development. Instead of treating integrity as a fixed trait or a bureaucratic checkbox, organizations can leverage neuroscientific insights into moral prototypes to help employees refine their ethical decision-making over time. By moving beyond rote lectures toward experiential learning and scenario-based simulations, businesses create environments where moral reflection becomes a standard part of professional growth. The discussion highlights practical tools for building an ethical culture, including the use of ethical premortems to anticipate risks and postmortems to learn from past decisions. A cornerstone of this approach is psychological safety, which allows team members to admit mistakes and seek guidance without fear of retribution. By connecting work to a broader purpose through service and beneficiary engagement, companies like Salesforce and Deere and Company demonstrate how fostering character development can lead to a more sustainable and scandal-free corporate culture. Acting Your Way to a New Corporate Culture

This episode explores the remarkable transformation of the New United Motor Manufacturing Inc. plant, a joint venture between General Motors and Toyota in the 1980s. Originally known as one of the most dysfunctional facilities in the automotive industry, the Fremont plant saw a dramatic shift in productivity and quality using the exact same workforce that had previously struggled with high absenteeism and labor disputes. The discussion centers on the revolutionary management philosophy that it is far more effective to act your way into a new way of thinking rather than trying to think your way into a new way of acting. By focusing on tangible behavioral changes first, the organization was able to rebuild its culture from the ground up. The conversation dives into the specific tools that empowered this cultural shift, such as the andon system, which gave every worker the authority and obligation to stop the assembly line when they encountered a problem. This shifted the workplace dynamic from a focus on blame to a focus on root-cause analysis, moving from a culture of seeking out who to blame to one of asking why problems occur. Listeners will learn how providing employees with the proper means to succeed and embracing the idea that having no problems is actually the biggest problem of all can lead to a more engaged and efficient workforce. This episode offers practical lessons on how to implement lasting organizational change by redefining the relationship between management and staff. The Three Building Blocks of a Learning Organization

Many organizations strive to become learning entities but fail because they rely on abstract visions rather than concrete actions. This episode explores why the 1990s ideal of the learning organization often fell short and introduces a practical framework to bridge that gap. We break down the three essential building blocks: a supportive learning environment, concrete learning processes, and leadership that reinforces growth. By moving beyond high-level theory, managers can identify the specific steps needed to foster an adaptable and resilient workplace culture. The discussion dives into the critical components of a supportive environment, including psychological safety and the necessity of carving out time for reflection. We also examine real-world examples like the U.S. Army's after-action reviews to illustrate how disciplined processes turn experience into knowledge. Finally, we look at why comparative benchmarking is more valuable than absolute scores, helping leaders understand their true standing and identify clear paths for organizational improvement.
