Talk Systems To Me

Kate Dwinell

This podcast exists because something broke in how online businesses scale and CEOs like YOU are paying the price. You don't need to be less chaotic and you don't need to become a systems person. And you definitely don't need to white-knuckle your way through the next phase of growth. You do need to stop being the pin holding everything together. This show is for established business owners who lead with vision, creativity, and momentum and are tired of being the firefighter, project manager, and ops brain inside their own business. Here, we talk about what it actually looks like to lead like a CEO, not an operator. Not by doing more. Not by DIYing better systems. But by changing how responsibility, structure, and execution are held inside the business. We'll unpack: - Why brute force stops working at a certain level of growth - Why launches feel heavier than they should (even when they "work") - Why your chaos, 1,000 ideas and fast-paced action itself isn't the problem - What founders need to own vs. what should never live in their brain - How businesses scale when vision stays free and operations are held by people wired for it This isn't a systems how-to show, because the goal isn't to become more organized. It's to build a business that can carry your big dreams and visions without burning you out.

Black Friday Is Coming...Here's What Should Be Happening RNRN

Black Friday is comingggggg and if your current plan is still somewhere around "yeahhhh we should probably do something for that"... hiiii. We need to talk. Because a successful Black Friday campaign isn't built Black Friday week. The offer decisions, audience warming, emails, funnels, automations, team assignments + all the tiny backend shit that makes the campaign actually WORK should be happening now. In this episode, I'm taking you behind the scenes of how Team KDC looks at a Black Friday campaign, cwhat needs decided first, what needs built, what needs tested + who the hell needs to own all of it so YOU aren't spending Black Friday weekend playing project manager, tech support + human Zapier. And if halfway through you find yourself thinking, "cool cool cool... but who TF is actually going to do all of this?" 😂 Hiiiiii. We can help with that too. In this episode, you'll hear: What should already be happening inside your Black Friday campaign right now Why your offer needs to be locked BEFORE your team starts building shit The emails, funnels, automations, ManyChat flows + onboarding pieces that need built AND tested The tiny backend mistakes that turn into very annoying launch week problems Why every freaking piece of the campaign needs an actual owner What YOU should be doing during Black Friday as the CEO and what should absolutely belong to someone else Here's where to go next: → One Operations Team Retainer Spot Open: https://katedwinell.co/retainer  → Book Your Library Card Here: https://katedwinell.co/library-card  → Connect with us on Instagram: https://www.instagram.com/katedwinellco/  → Learn more about KDC: katedwinell.co  → Systems & Spice Monthly Newsletter: https://katedwinellco.myflodesk.com/systems-spice-opt-in  If you know a CEO who's the visionary and the operator right now, send them this episode. You're Not Bad at Boundaries. Your Operations Keep Breaking Them.

This episode is for CEOs who feel like they're constantly having to "get better at boundaries" - clients are DMing you where they shouldn't, everything suddenly feels urgent, you're over-delivering in ways that create resentment, and somehow you're always the person who has to be the bad guy and reinforce the standard. We're unpacking why some of the boundary problems inside your business might actually be operations problems. Because having a boundary in your head isn't enough. If your communication expectations, turnaround times, policies, team responsibilities, and client processes don't reflect that boundary, your business will keep breaking it for you. This conversation isn't about becoming more confrontational or putting a million rigid rules around your clients. It's about getting crystal clear on what your standards actually are, communicating them upfront, and building them into your systems so you don't have to personally enforce the same boundary 40 million times. If you're constantly answering DMs that were never supposed to be part of the offer, accommodating someone else's poor planning, making exceptions you secretly resent, or wondering why clients and team members keep crossing lines you thought were obvious, this episode will help you look at where the actual gap might be. In this episode, you'll hear: Why some "boundary problems" are actually operational problems How your onboarding, contracts, policies, automations, and team can reinforce your boundaries for you Why a boundary you've never clearly communicated isn't a standard your clients can realistically follow How clear turnaround times and communication expectations eliminate unnecessary urgency and awkward conversations Why constantly making exceptions teaches people where the cracks are in your boundaries Here's where to go next: → Connect with me on Instagram: https://www.instagram.com/katedwinellco/  → Learn more about me: katedwinell.co  → Systems & Spice Monthly Newsletter: https://katedwinellco.myflodesk.com/systems-spice-opt-in  → Free Audio Training: 🎧 The 3 Systems Every Scalable Launch Needs Learn how to stop holding your launch together with memory, adrenaline, and vibes and build systems that actually support growth. https://katedwinellco.myflodesk.com/3-systems-needed-audio  If you know a CEO who's the visionary and the operator right now, send them this episode. Steal This System: They Bought… Now WTF Happens? The Client Onboarding System

STEAL THIS SYSTEM HERE: https://katedwinellco.myflodesk.com/sts-onboarding-workflow  This episode is for CEOs who are selling a signature offer, course, or group program and still have pieces of the client onboarding experience that depend on someone manually making it happen after the sale. We're kicking off the Steal This System podcast series with one of the systems I think every established offer needs locked down: your onboarding system. Because the moment someone pays you, there should be a clear, seamless answer to "Okay, I bought… now what?" We're breaking down the actual onboarding flow we build behind the scenes of multi-six and seven-figure businesses - from checkout to course access, welcome emails, tagging, client tracking, and the automations connecting all of it together. Because onboarding isn't just an admin process. It's your client's first experience on the other side of their yes. And especially in a market where buyers are more cautious about where they invest, that first experience matters. Your client shouldn't be wondering where their access is, digging through their inbox, or waiting for someone on your team to manually notice they purchased. And you shouldn't have to remember 10 million things every time somebody buys, either. If your signature offer is selling consistently but every new purchase still triggers a mental checklist for you or your team, this episode will show you how to turn that into one simple system that runs automatically. In this episode, you'll hear: The four things that should happen automatically the second someone purchases your signature offer How to connect your checkout, course platform, email marketing software, and client hub into one seamless onboarding flow Why I use both a welcome email and an immediate post-purchase redirect page to create a stronger client experience How to use native automations + Zapier to remove manual onboarding tasks from your team's plate How your onboarding system can become the foundation for renewals, re-sign conversations, offboarding, and future client tracking The goal isn't to build the fanciest automation possible. It's to make the experience ridiculously simple: They pay → they get access → they know exactly what happens next → your systems track the rest. No waiting. No "Hey, where do I find this?" No team member manually granting access. No CEO trying to remember what happens after somebody buys. And the best part? You can steal the exact foundation from this episode and build it yourself. Or, if you're listening thinking, "Cute, Kate. I want this, but I absolutely do not want to build it," that's exactly what the KDC Library Card is for. Check out one of our ops girlies, hand us the onboarding headache, and let us build the damn thing for you. Steal the system. How to Get Your Team to Truly Run Your Launch For You

This episode is for CEOs heading into Q4 who already know what's coming: Black Friday, holiday promotions, fall launches, year-end revenue pushes… and the very real possibility that you'll somehow end up managing all of it while also trying to sell. We're unpacking the difference between managing a launch and actually leading one - because your job as the CEO during a launch isn't to track timelines, answer every team question, double-check links, fix tech, or be the decision-maker for every tiny thing that comes up. Your job is to sell. To show up. To create momentum. To have conversations with leads. To look at the data and make the strategic decisions that actually require your brain. And your business needs enough infrastructure behind you that your team can hold everything else. Because the CEOs who move through Q4 calmly aren't magically more organized, disciplined, or better at handling pressure. They built the infrastructure before the pressure hit. Their team knows what they own. The launch has a single source of truth. Everything has been QA'd before cart opens. And when something inevitably goes sideways, the CEO gets a resolution - not another problem to solve. If you want a Q4 where Black Friday can actually mean time off, where you can close cart and go celebrate instead of immediately falling into an onboarding fire drill, and where a $100K launch doesn't leave you wanting to burn your business to the f*****g ground afterward, this episode is about what needs to exist before launch season hits. In this episode, you'll hear: The difference between launch management and launch leadership - and which role actually belongs to the CEO The four pieces of infrastructure your team needs before they can truly run a launch without you Why most "launch emergencies" are actually prep problems that should have been caught before cart ever opened What changes when your team gives you updates instead of questions and resolutions instead of problems Why the CEOs who have calmer Q4 launches start building the foundation now - not when Black Friday is two weeks away This isn't about creating another launch plan that you ultimately have to manage. It's about creating a business where your team can actually take the plan and run with it. So when launch day comes, you aren't waking up wondering whether the email went out, whether the checkout works, or what your team needs from you. You're waking up thinking: Who do I want to sell to today? That's the job. Your team runs the launch. You lead it.   Here's where to go next: → Connect with me on Instagram: https://www.instagram.com/katedwinellco/  → Learn more about me: katedwinell.co  → Grab one of our last KDC Retainer spots for 2026: https://katedwinell.co/retainer → Systems & Spice Monthly Newsletter: https://katedwinellco.myflodesk.com/systems-spice-opt-in  → Free Audio Training: 🎧 The 3 Systems Every Scalable Launch Needs Learn how to stop holding your launch together with memory, adrenaline, and vibes and build systems that actually support growth. https://katedwinellco.myflodesk.com/3-systems-needed-audio  If you know a CEO who's the visionary and the operator right now, send them this episode. Why KDC's Best Clients Never Leave

This episode is for CEOs who've already built momentum, have a team, and are ready for operational support that goes beyond hiring someone to manage a few projects or take tasks off their plate. I'm taking you behind the scenes of why clients stay with KDC for years - and what actually changes when your operations team knows your business, your brain, your preferences, your history, and your goals deeply enough to hold the day-to-day without constantly routing it back to you. Because the real value of long-term operational support isn't just getting more done. It's reaching the point where you don't have to explain every decision, brief someone from scratch every time something changes, manage who is doing what, or carry a running mental list of everything happening behind the scenes. Your team already knows. They make the call. They move the work forward. You get an update instead of another question. This conversation is also about why KDC is intentionally built as an agency instead of relying on one person to hold your entire business. You have a dedicated Operations Lead who knows your day-to-day, my strategy and methodology guiding the work, and an entire team behind her providing additional expertise, perspective, coverage, and support - so there isn't one single point of failure your business depends on. If you're at the stage where you don't just need another person to delegate to - you need a team you can genuinely trust to know your business and hold it with you - this episode will show you what that kind of partnership actually looks like. In this episode, you'll hear: Why every KDC retainer starts with a full business audit and custom 90-day roadmap before we start implementing How our Operations Lead + strategy + agency team model removes the single point of failure that comes with relying on one person Why long-term operational support becomes more valuable the longer your team knows your business What changes when your team can make decisions, coordinate execution, run launches, and close operational gaps without constantly needing your brain This episode isn't about hiring someone to complete more tasks. It's about having an operational team that knows you well enough to carry responsibility with you. The kind of team that knows what you'd decide before asking. That catches the gap before you know it exists. That can keep the business moving when someone is sick, on vacation, or unavailable. That gives you resolutions instead of questions. And that gets better at supporting you the longer the relationship continues. Because the goal isn't just to take work off your plate. It's to build a business where you finally have fewer things you have to think about at all. How I Plan Every Launch So the CEO Isn't Holding It All

This episode is for CEOs heading into launch season who already know they do not want another Q4 spent managing timelines, checking links, answering team questions, and holding the entire launch together while simultaneously trying to sell. I'm taking you behind the scenes of exactly how we plan launches for our retainer clients inside KDC - what happens before the CEO ever sees the launch plan, the decisions our team makes without needing their involvement, and the invisible operational work that allows our clients to actually lead their launches instead of manage them. Because when launch support is working at this level, you almost don't see it. You don't see the hundreds of decisions being made, the gaps being caught, the previous launch data being reviewed, the capacity being considered, or the broken automation we found and fixed before it ever became your problem. You just experience the result: a launch where your job is to wake up and think about who you want to sell to, how you want to show up, and what your audience needs to hear from you today - while someone else holds everything happening behind you. And with Q4 coming, the CEOs who will feel the most supported through Black Friday, holiday campaigns, year-end pushes, and January launches aren't waiting until cart open to figure this out. They're building the infrastructure now. In this episode, you'll hear: What actually happens behind the scenes when Team KDC plans a client launch Why ongoing retainer support creates a completely different launch experience than bringing in help right before launch How previous launch data, CEO capacity, team capacity, timelines, ownership, QA, and decision-making get built into the launch before the pressure hits What changes when your team brings you resolutions instead of questions - and your only job during launch is to lead and sell This episode isn't about giving you another launch checklist to manage yourself. It's about showing you what becomes possible when your business has a team that already knows how you think, how you work, what matters to you, what happened last time, and what needs to happen next. Because that's the real shift: Your team runs the launch. You lead it. And if you have a Q4, Black Friday, holiday, or January launch coming up, the time to build that level of support isn't when the launch starts. It's now. I Started Therapy Today. Here's Why That's a Business Decision.

This episode is a little different. Today, I'm taking you behind the scenes of something happening in my life in real time: I'm starting therapy for the first time as an adult, and I want to talk about why taking care of the human behind the CEO might be one of the most important investments we make. Because there's a weight that comes with entrepreneurship that we don't talk about enough. You can love your business, be incredibly grateful for your clients, have an amazing team, support multiple families, be building the life you wanted... and still acknowledge that carrying all of it can feel f*****g heavy sometimes. Both things can be true. For me, I started noticing that my brain just wasn't braining the way I wanted it to. Decisions felt heavier. My mental capacity felt smaller. I was spending too much energy doing mental gymnastics with myself. And instead of waiting until I hit some imaginary breaking point, I decided to get support now. This conversation is about the duality of building a beautiful, full, successful life while also acknowledging the mental load that comes with holding it. It's about releasing the idea that you have to carry everything yourself and recognizing that asking an expert to help hold something with you isn't weakness- it can be one of the most proactive decisions you make. In this episode, you'll hear: The mental load behind running a business that people don't always see from the outside Why I'm starting therapy now instead of waiting until something feels "bad enough" The duality of being incredibly grateful for what you've built while acknowledging that it can still feel heavy Why taking care of the human behind the CEO is just as important as taking care of the business This episode isn't coming from the other side of some perfectly packaged transformation. I'm in the messy middle of it. And I wanted to talk about it there because you don't have to wait until you're at rock bottom to ask for support. You don't have to prove you can carry everything yourself. And you definitely don't have to wait until something breaks before taking care of yourself. We talk constantly on this podcast about getting things out of the CEO's brain and building the right support around her. Sometimes that support is a system. Sometimes it's your team. Sometimes it's an expert. And sometimes, it's taking care of the actual human carrying all of it. Because before the CEO, the strategist, the visionary, the mom, the partner, the team leader, the client holder, or any of the other roles you carry... there's you. And you deserve to be supported, too.  Here's where to go next: → Connect with me on Instagram: https://www.instagram.com/katedwinellco/  → Learn more about me: katedwinell.co  → Systems & Spice Monthly Newsletter: https://katedwinellco.myflodesk.com/systems-spice-opt-in  → Free Audio Training: 🎧 The 3 Systems Every Scalable Launch Needs Learn how to stop holding your launch together with memory, adrenaline, and vibes and build systems that actually support growth. https://katedwinellco.myflodesk.com/3-systems-needed-audio  If you know a CEO who's the visionary and the operator right now, send them this episode. Keeping the Human in the Business (My Real Take on AI, Your Team, and What Actually Moves the Needle)

This episode is for CEOs, VAs, and OBMs who are trying to figure out how AI fits into their business- without sacrificing the relationships, creativity, and human connection that made their business successful in the first place. We're unpacking one of the biggest conversations happening in online business right now: how to use AI as a tool that supports your business instead of replacing the very things your clients actually value. Because while AI is incredibly powerful, it's only as good as the systems, standards, and human judgment behind it. And when it's used to replace thinking, relationships, and care, it doesn't create a better business- it creates a less human one. This conversation isn't about being anti-AI or pretending it's going away. It's about learning how to use it intentionally. We'll talk about where AI can save you hours of work, where it absolutely shouldn't replace a person, and why the businesses that continue to prioritize genuine human connection will stand out even more as AI becomes increasingly common. If you're wondering how to embrace AI without losing your brand voice, your client experience, or your value as an operations professional, this episode will help you think about AI differently. In this episode, you'll hear: Why AI should support your team- not replace the humans inside your business The tasks AI is great at handling and the work that should always stay human Why strong systems and documented processes have to come before AI implementation How CEOs, VAs, and OBMs can use AI to become more valuable instead of more replaceable This episode isn't about replacing people with technology. It's about using technology to give your people more space to do the work that only humans can do: think critically, build relationships, exercise judgment, and genuinely care. Because the businesses that win won't be the ones using the most AI. They'll be the ones using AI to strengthen the human experience- not replace it.
