    Why One Kind Word Made Her Trust the Whole Heat Pump

    I had a customer in Calumet tell me once that his last HVAC guy was excellent because the truck was always clean. I asked him what the work had been like. He thought about it. He said, well, the system failed three years after he installed it. And the warranty paperwork was a mess. And he never could get the upstairs to cool quite right. But the truck was always clean and he was always polite. So I figured he was good. I want to talk about that today. About what a clean truck does to a customer's judgment, and what the rest of the call has to do to keep up with it. Edward Thorndike was a psychologist at Columbia, working on personnel evaluation, when he noticed something in the data from 1920. He had been studying how military officers rated the soldiers in their command. The officers were supposed to rate each soldier on a series of separate dimensions: intelligence, physique, leadership, loyalty, character. Thorndike found that the ratings were not actually separate. An officer who rated a soldier high on physique also rated him high on intelligence, on leadership, on character. The ratings clustered together in ways the underlying traits did not. Thorndike called this the halo effect. He published the finding in the Journal of Applied Psychology in 1920. The effect has been replicated, in different forms, for more than a hundred years since. The mechanism is that an overall impression of a person, formed from any salient cue, gets generalized across attributes that have nothing to do with the cue. A person who looks competent on one dimension is judged competent on others. A person who looks like a leader is presumed loyal. A person whose truck is clean is presumed to be a careful technician.     The Heat Pump He Chose Only After I Stopped Selling It

    A man in Hennessey told me, two summers ago, that he was not going to replace his system no matter what I said. I had not said anything yet. I had been in his garage for about four minutes. I had the panel off the air handler. I had not even reached for my meter. I looked up. I said, fair enough. I am not here to sell you a system. I am here to tell you what is wrong with the one you have, and what I would charge to fix it. He relaxed a little. Not all the way. But a little. I want to talk about that today. About the customer who tells you what he will not do before you have asked him to do anything, and the work of not pushing on the rope he is already pulling against. The man was in his early sixties. Retired from a long career at the OG&E plant, I think it was. His system was a sixteen-year-old air-source heat pump that was leaking at the line set. He had been told by another company, two weeks earlier, that the leak was uneconomical to chase and that he needed a full replacement. He had walked them out of his house. He had been waiting, with the system running poorly, for somebody else to come tell him something different. I did not know any of this when I walked in. What I knew was that he had opened the door looking like a man bracing for a fight. The first thing he had said, before I had set my tools down, was the line about not replacing no matter what.     The Repair She Refused Because Letting Go Felt Like Losing

    There is a moment, in a lot of my replacement conversations, when the customer goes quiet. I have laid out the diagnostic. I have explained the failure. I have shown the part. I have written the comparison: repair pricing, replacement pricing, the years I expect out of each option, the warranty I can stand behind on each. The numbers are fair. The math is clear. The customer has been following along. Then I say, so, the recommendation is replacement, and the customer goes quiet. I want to talk about that today. About the quiet. About what is sitting under it. A woman called me out to a house north of Kingfisher in February. She was sixty-two, widowed three years, lived alone, kept the place tidy. Her furnace was a Lennox from 1998. The heat exchanger had a stress crack visible on inspection. The blower motor had been replaced once, in 2011, by a previous tech. The unit was twenty-seven years old. The crack was small but real. The risk was carbon monoxide. The repair, on a heat exchanger of that vintage, was effectively a partial rebuild that I could not warranty past a season. I laid it all out at her kitchen table. I gave her three replacement quotes, tiered, ranging from about eleven thousand to about seventeen thousand. I gave her a repair quote at about two thousand four hundred, with the caveat that I would not stand behind it long. She listened. She nodded. She asked a few questions. Then she went quiet. I waited. I have learned to wait. The quiet is not nothing. The quiet is the customer doing the actual work of the conversation, and if I fill it, the work does not happen. After a while she said, but the furnace has worked for twenty-seven years. I said, yes, ma'am, it has. She said, my husband installed that furnace. He picked it out. He was here when they brought it in. She said, I do not want to lose the furnace.     He Trusted the Newest Repair Over the Whole Year

    I had a customer tell me last fall, in his living room in Cashion, that capacitors should cost forty dollars. He told me this with the same kind of confidence a man uses when he is reading off a card he just looked at. I asked him where he had gotten the number. He said, that is what the last guy charged me. I asked him when the last guy had been out. He thought about it. He said, I want to say twenty-fourteen. I want to talk about that today. About the price tag a customer carries in his head from the last time he paid for something, and how the tag does not update on its own. The capacitor he needed in 2024 ran me about sixty-two dollars at my supply house. The installed price, with my trip and my time and the warranty I stand behind on the part, was one hundred and eighty-five dollars. The last guy in 2014 had charged him a hundred and ten for a similar job. The capacitor itself in 2014 had been about twenty-two dollars from the same supply house. The math from 2014 to 2024 was not unreasonable. Parts had roughly tripled. Labor had roughly doubled. Most of that movement happened in the four years between 2020 and 2024. The customer had been operating on a number set during a period when the dollar was a different dollar. He did not believe me. Not at first. He believed me by the end of the call, after I showed him a parts invoice and walked him through the line items. But the believing took work, and the work was not really about price. It was about dislodging a number that had locked into his head and stayed there for ten years.     The First Guess That Anchored His Heat Pump Judgment

    A woman called me out to a house in Dover last June. She had a fifteen-year-old air-source heat pump that had stopped cooling. Another company had been there the day before. They had quoted her twenty-eight thousand five hundred dollars for a full replacement. They had told her the system was uneconomical to repair. She had not signed. She had called me for a second opinion. When I walked in she was sitting at the kitchen table with a yellow legal pad. The number twenty-eight thousand five hundred was written across the top of the page in big block letters. Underneath it she had drawn a line, and on the line she had written, dave, second opinion. Below that, she had three columns: must, could, no. I want to talk about that today. About the legal pad, and the number at the top, and what the number was doing to every conversation we had for the next two hours. I diagnosed the system. The problem was the reversing valve. It had a solenoid coil failure. The repair was a part, some refrigerant, and about three hours of labor. Total cost, parts and labor, about nine hundred and forty dollars. The system itself was a Trane, mid-tier, fifteen years old, still in honest shape, no cracked exchanger, no compressor noise, no air handler issues. With the valve fixed I would expect another three to five years of service out of it before I would start a serious conversation about replacement. I told her this. I wrote my number on her legal pad, under her line. Nine hundred forty. She looked at it for a long time. Then she said, but the other company said the system was uneconomical to repair. I said, what did they show you when they said that. She said, they did not show me anything. They told me.     The Heat Pump He Thought He'd Already Outsmarted

    I got a call last August from a house on the north edge of Okarche. The owner had been working on his own central air for two days. He told me on the phone that he was almost done. He said he just needed me to come out and verify a couple of things and maybe top off the refrigerant. He thought I would be there about thirty minutes. I asked him what he had been doing for two days. He said he had been replacing the thermostat, the contactor, the capacitor, and what he called the high-voltage relay. He said he had watched the videos. He said he had bought the parts off the internet. He said the system was almost back up. I told him I would be there in an hour. I want to talk about that today. About the customer who is two hours into what is actually a two-day problem and does not know it yet. When I pulled up, the condenser cover was off. The capacitor was sitting on top of the unit, wired backwards. The contactor he had bought was the wrong amperage. The thermostat wiring at the air handler had been pulled out and the wires were taped together in a ball with electrical tape. The breaker was off. He was holding a multimeter he did not know how to read. He met me in the driveway. He was sweating. It was a hundred and four degrees outside. He looked at the truck and said, well, I have done most of the work, so this should be quick. I asked him to walk me through what he had done. He walked me through. He used the right words for some of it. Capacitor. Contactor. Low voltage side. He had picked these up from the videos. He did not know what the words meant. He knew the words. He thought the knowing of the words was the knowing of the thing.     He Blamed the AC He'd Already Decided Was Broken

    A man called me out to a house south of Hennessey last March. His furnace was making a noise he did not like. He had decided, before I got there, that the control board was bad. He told me this on the phone. He told me again at the door. He told me a third time as he led me down the basement stairs. He had a folder on the workbench by the unit. Inside the folder were six pages he had printed off the internet. Every page was about somebody else's furnace, same brand, same age, where the control board had been the problem. He had circled passages in blue pen. He had written in the margins. He had a little tab on the page that matched the symptom he was hearing closest. He pointed at it. I want to talk about that today. About what it means when a customer has done all the research, and the research all points one direction, and the actual unit is telling you something else entirely. The noise was not the control board. It was the inducer motor. The bearings were dry and the motor was grinding on startup. You could hear it standing next to the unit. You could hear it from the top of the stairs if you were listening for it. The control board was fine. The board was original, twenty-two years old, and it was still firing the sequence correctly every time. The board was the only thing in that furnace that was not going to fail in the next twelve months. I told him this. I showed him the inducer. I pulled the panel and let him hear the motor by itself, with the burners off. The grinding was unmistakable. He nodded. He took the explanation in. He asked good questions. He seemed to understand. Then he said, well, that might be a contributing factor, but I still think the board is the underlying issue. Core line: "I am saying that the research changes the customer's mind in a specific way, and the change is mostly that the customer arrives at the diagnosis already convinced."     The More He Knew, the Less He Checked the Heat Pump

    There is a kind of technician I have hired three or four times in forty-five years and let go of every single one. He is not lazy. He is not stupid. The opposite. He is sharp, he reads, he has opinions, he can name every component in a Trane variable-speed air handler and tell you which engineer at the factory probably signed off on the board. He shows up to the interview confident. His references check out. The first month, he is impressive. Then the callbacks start. I want to talk about that today. About a pattern I have watched repeat at least four times in my own shop and a dozen more times in shops I have visited around Oklahoma. The tech who knows everything and fixes nothing. The first time I saw it I was maybe thirty years old. Working at a competitor's shop in Oklahoma City, before I opened my own place. There was a guy I will call M, because he was real and I do not need to put his name on the internet. M had eight years on me at the time. He had taken every factory training course American Standard and Carrier and Lennox offered. He had a notebook full of wiring diagrams he had drawn himself. He could quote the SEER ratings of equipment that had been off the market for ten years. The customers loved him for about thirty minutes, which was how long he took to explain what he was about to do. Then he would start working, and something would not go quite right, and he would explain why what was happening was not actually possible given the design of the system, and the customer would start watching him a little more carefully, and he would explain that the customer's previous tech had probably done something wrong, and four hours later he would leave with the job uncompleted and a story about why it was the manufacturer's fault. The callbacks on M ran about forty percent. Mine were under five percent and I knew about a tenth what he knew. Core line: "He has been told his whole life that he is smart, and the trade has confirmed it, and by year three he believes he has the equipment figured out."
