180 The Illusion of “More" in your business

I'd love to hear from you 'text the show' Welcome Welcome back to the Treat Your Business podcast. I’m Katie Bell, and today I’m talking about the illusion of more. If you’ve been telling yourself you just need more money, more enquiries, more staff, or more sessions, this episode is your reminder to pause and look at what’s actually happening inside your clinic. Episode Summary Most clinic owners assume they have a growth problem, but often the real issue is hidden in the numbers. It might be conversion, retention, pricing, capacity, utilisation, or the way your diary is structured. In this quick fire episode, I share why guessing is costing you control, and the five numbers I believe every clinic owner needs to know. I also tell you how getting clear on my own numbers from month one helped me build a consistently profitable clinic, pay myself every month, and make decisions with confidence. Key Takeaways If you do not know your numbers, you are always guessing.“More” can be a distraction from fixing what is actually broken.A clinic can feel busy and still leak revenue through gaps, churn, poor conversion, or inefficient diary management.Your business is talking to you all the time, and it speaks through numbers.Clarity creates control. Once you see the truth in the data, you cannot unsee it.The five numbers I want every clinic owner to know How many enquiries you get each weekYour conversion rate from enquiry to new patient booking, and from new patient to ongoing treatmentYour average visits per clientYour average revenue per sessionYour utilisation, how full your diary actually is and how effectively hours turn into revenueIf you are listening and thinking, I do not really know those numbers and I am guessing, then take this as your sign to pull yourself out of the weeds and get a grip on what is actually going on in your clinic. You deserve a clinic that works well for you, and you deserve to make a fantastic living from the business you are building. That starts with knowing your numbers. 179 Clarity Creates Momentum: The One Leadership Shift Every Clinic Owner Needs

I'd love to hear from you 'text the show' Welcome Welcome back to the Treat Your Business podcast. This is a short, sharp episode, because you do not always need 20 or 30 minutes of me talking to get a powerful takeaway. Sometimes you just need the right questions. Episode summary I have just come off the back of an annual strategy session with my leadership team, and the outcome I cared about most was not the numbers, the plan, or the targets. It was clarity. Absolute clarity on the vision for the next 12 months and what we stand for as a team. In this episode, I talk about how a lack of clarity does not just show up as confusion. It shows up as hesitation, inconsistency, lack of ownership, and your team passing problems back to you so everything runs through you. Clarity is not your team’s responsibility, it is yours. Your job is to create the vision, communicate it, repeat it, embed it, and live it in every conversation and decision. I leave you with a set of questions to help you check whether your team truly understands where the business is going, what you stand for, and how their role connects to the bigger picture. Key takeaways Clarity is the real outcome that creates momentum, not just plans and targets. If I asked your team what the next 12 months looks like, would they all say the same thing? If not, the vision is not clear enough.Lack of clarity often looks like hesitation, inconsistency, and people not stepping up.Clarity is my responsibility as the leader. I need to communicate it, repeat it, and embed it consistently.Values are not useful if they are just words on a wall. They need to be defined in behaviours and lived day to day.If my team cannot connect their day-to-day work to where the business is going, they will default to “just doing my job” and waiting to be told.I do not need to hold all the “how” myself. A clear vision allows multiple brains to contribute to making it happen.A good self check is noticing where I am saying “they need to step up”, when what is actually missing is more clarity from me.If this episode hit a nerve, that is usually where the opportunity is. If you know your business lacks clarity right now, that is probably the place to start. Thanks for listening, and I will be back next week. 178 Why Waiting to Feel Confident Is Killing Your Growth — And What to Do Instead

I'd love to hear from you 'text the show' Welcome Welcome back to Treat Your Business. I’m recording this straight after a coaching session with our Ascend members, and I felt called to share something that can change how you approach growth. Today, I’m talking about the difference between fear and courage, and why courage is the real turning point when you want to level up. Episode Summary In this episode, I break down Dan Sullivan’s Four Cs model and explain why confidence is not the starting point. The process begins with commitment, then requires courage, which creates capability, and only then produces confidence. I share why procrastination and paralysis are often forms of courage avoidance, and how leaning into discomfort is the fastest way to create new skills, innovation, and results. Key Takeaways Fear is normal. Courage is taking action even when you feel afraid. There are only two options, courage or courage avoidance. Avoidance often looks like procrastination, paralysis, or busywork.Confidence is not what you need first. Confidence is the outcome of commitment, courage, and capability. The Four Cs model: Commitment: decide on a specific, measurable result by a specific dateCourage: take action before you feel readyCapability: build the skills by doing the workConfidence: the byproduct of the first three stagesStrong commitments and clear deadlines shorten the uncomfortable courage phase.Innovation comes from being committed and then figuring it out in the pressure of real action. If you keep playing it safe, you only get the same results you have already achieved.Resource / Links Dan Sullivan, The Four Cs model: Commitment, Courage, Capability, Confidence What have you been avoiding because you are waiting to feel confident first? I’d love to hear what you are committing to this week. Send me a DM on Instagram or Facebook, or message me if you have my details. Whatever your day has in store, just commit, just decide, and I’ll see you next week. 177 You Are the Bottleneck (And It’s Costing You More Than You Think)

I'd love to hear from you 'text the show' Welcome Hello. Welcome back to the podcast. Today’s episode is a spicy one, and it came from a moment I had on stage at Clinic Growth Live. We were looking at the biggest constraints holding people back, and I assumed it would be numbers, marketing, or team. Then the final option came up. You being the bottleneck. Literally everyone stood up. So, we are going there. Episode summary Most clinic owners think the biggest problem is more patients, better staff, more time, more marketing, or more CPD. But often the real constraint is the owner. When everything runs through you, the business cannot grow past your capacity. You end up stuck in delivery mode, fixing, deciding, covering, and holding all the responsibility, while telling yourself you will work on the business “when things calm down”. I share what this looked like for me in my clinic, and again more recently in Thrive when I was preparing for maternity leave. I also talk about why this happens, because you care, you have high standards, and you built this from scratch. Those traits got you here, but they can also be the exact thing that holds you back from the next level. I walk you through the real cost of being the bottleneck, how it shows up day to day, and the simple question that can start shifting you out of problem solving mode and into CEO thinking. I also invite you to a free masterclass at the end of April where I will help you identify your biggest bottleneck and what to focus on for the next 30 days. Key takeaways If everything runs through you, your business cannot grow past your capacity.Being the bottleneck often looks like being the decision maker for everything, being heavily clinical, and stepping in to “quickly fix” instead of training properly.High standards are not the problem. The problem is when perfectionism slows momentum and stops your team stepping up.Your 7 out of 10 might be someone else’s 11 out of 10. Demand standards, put systems in place, then get out of the way.If you cannot switch off, you are not running a business, you have a job.Your business can only grow to the level you are willing to let go of.The question to ask every time you step in to fix something is, “Is this something only I can do, or is this something I have not trained properly yet?”Trying to fix everything at once usually means nothing changes. You need focus, not more effort. If this episode hit a nerve, good. Awareness is the first step. Sit with this question today: where am I the bottleneck in my business right now? No judgement, just honesty. And if you want help figuring out what to fix first, come and join me for the masterclass at the end of the month. 176 Seven Habits of Highly Effective Clinic Owners | Stop Being Reactive and Start Leading Better

I'd love to hear from you 'text the show' Welcome In this episode, I’m sharing a powerful reminder from The 7 Habits of Highly Effective People and what it really looks like to apply these habits in your clinic and business. Episode Summary I’m breaking down the habits that shape how you lead, make decisions, manage your time and stop yourself getting in your own way. From being reactive and overwhelmed to procrastinating, over controlling and burning yourself out, this episode is all about recognising the behaviours that keep you stuck and shifting into more effective leadership. Key Takeaways Be proactive and take responsibility instead of blaming your team, the economy or outside circumstances.Start with the end in mind so your week reflects the business and life you actually want to build.Put first things first by focusing on the decisions and actions that truly move the needle forwardThink win win by creating better outcomes for you, your team and your clients.Seek first to understand because most problems come back to communication, not capability.Stop doing it all alone and recognise that support, collaboration and guidance help you grow faster.Protect your energy because you cannot build a great business from a place of constant exhaustion.Pick one habit and ask yourself where you’re not living it yet. 175 You Have the Same 24 Hours… So Why Does It Feel Like You Don’t?

I'd love to hear from you 'text the show' Welcome What if the thing holding your business back is not a lack of time, but how your attention is being used every day? In this episode, I’m sharing a shift that has made a remarkable difference to me over the last 30 days, and why it could completely change how your business grows this year. Episode Summary In this episode, I’m sharing a shift that has had a huge impact on me over the last 30 days. It is not about marketing, hiring or pricing. It is about how I’m using the time I already have and what has really been stealing my focus. I talk about my 30 day challenge to break up with my phone, what I noticed almost immediately, and how small habits were fragmenting my attention more than I realised. If you’ve been telling yourself you need more time to work on your business, this episode is a reminder that the issue may not be time at all. It may be where your attention is going. I also share why protected CEO time matters so much, how distraction can make you the bottleneck in your business, and a few practical changes that have helped me create more headspace, clarity and intentionality in my day. Key Takeaways You already have the time. The real issue is often how that time is being spent.Phone habits can quietly steal focus, creativity and decision making.Being busy is not the same as moving your business forward.Fragmented attention can make you the bottleneck in your business.Protected CEO time is essential if you want to lead well and grow sustainably.Small changes to your environment can help you break reactive habits and create more space to think.Resources How to Break Up With Your Phone in 30 DaysBe Present app - on app storesFoundations programmeIf this episode gave you something to think about, take a proper look at where your time and attention are really going. 174 3 Things I Got Wrong Building My Clinic (And What I’d Do Now)

I'd love to hear from you 'text the show' Welcome If I could have my time again as a clinic owner, what would I do differently from day one? That is the theme of today’s episode and I am not doing it alone. I invited Fiona onto the podcast. She is a strategic coach within Thrive, a Thrive member of just over three years, and a clinic owner with 25 years in business. Between us, we have 37 years of business experience, plenty of lessons, and yes, plenty of grey hairs on my side. My job as a coach is to help you lean into what you are great at and stop trying to figure it all out by yourself. If you wanted to learn the piano, you would get a piano teacher. If you wanted to learn tennis or paddle, you would get lessons. Business is no different. Episode summary In this conversation, Fiona and I share what we would do differently if we were starting a brand new clinic again. We talk about the real reasons clinic owners hit a ceiling, how mindset and leadership can become the hidden bottleneck, and why getting brilliant at the basics is what creates sustainable growth. We also get practical about rhythm and systems, hiring the right people, and why retention and lifetime value matter just as much as new patient numbers. Key takeaways Work on your mindset as a leader. I see it again and again. You can become your own biggest bottleneck without realising it.Get out of your stress response. When I make decisions from urgency, scarcity, or overwhelm, I cannot access the clarity I need to lead well.Introduce rhythm and systems earlier. If something happens more than once, it needs a process behind it so it is repeatable and consistent.Lean into your strengths and get support for the rest. You do not have to be brilliant at everything and trying to be will hold the business back.Hire A players sooner and tolerate B and C players less. Hiring wrongly is expensive, not just financially but emotionally and operationally.Get brilliant at the basics. Before you chase more leads, make sure you are nailing communication, follow up, patient experience, and outcomes.Focus on retention and lifetime value. A small improvement in follow up rates can add tens of thousands of pounds over a year.Decide what growth means for you. Bigger is not the only goal. It might be more time, more money, fewer clinical hours, or more freedom. If you are stuck in the cycle of trying lots of things and nothing really changing, pause and ask yourself how long you are prepared to wait. I’m not here to convince you. I’m here to challenge you, because the reason you haven’t booked is rarely about the event.
