    902. The Two-Question Test for Reversing a Decision You Regret

    Brian discusses the courage to change your mind after you have already announced your decision. He opens with a seventeen year old family friend who quit football before his senior season, held that line through summer workouts, preseason, and the first two games, and then did something almost no adult ever does. He reversed himself and asked for his spot back in week four. Brian argues the reversal matters far more than the decision, and that most seasoned business leaders would never have made the same move, not because they were right but because their decision had quietly turned into an identity. He walks through three real business reversals, including Steve Jobs taking Microsoft's money in front of a booing Macworld crowd in 1997 and Nike walking back into the wholesale partners it had publicly walked out on.     Brian borrows a model from political theory and puts it to work on management.     900. How to Argue Better: Steel Manning, Straw Manning, and the Difference That Costs You Information

    Brian breaks down two terms that get thrown around loosely and are worth understanding precisely: the straw man and the steel man. One of them is a trap most leaders fall into daily without any bad intent, usually because they're moving fast and their brain compresses what someone said into something simpler and easier to argue with. The other is a discipline that traces back to game theorist Anatol Rapoport and was put in front of a business audience by philosopher Daniel Dennett, and Charlie Munger had his own version of it. Brian walks through both with the same workplace conversation, showing how the exact same sentence from a team member produces two completely different meetings depending on which approach the leader takes.     899. Leaders are Teachers: The Five Laws of Learning, and Why Most Leaders Quit After the First One

    Brian makes the case that a leader is a teacher above all else, and that most of what a leader does has a hard ceiling of one person's capacity. Teaching is the only leadership activity that compounds. He also points out that you are teaching your team whether or not you intend to, and that the only real question is whether you are doing it on purpose. Brian looks at three entrepreneurs worth modeling on this, none of them the names you would expect, and what they built that most companies never do.     898. Liking Your Team vs. Loving Your Team, and Why Only One of Them Is Your Job

    Brian discusses a sentence he thinks every leader should be willing to say out loud: I will not like you all the same, but I will love you all the same. Half of that makes most leaders uncomfortable, because we have been trained to pretend every person on our team lands on us exactly the same way. They don't. Brian separates liking, which is involuntary, from loving, which is a decision you make on purpose and then make again the next day. He looks at what goes wrong in both directions: the leader who performs evenness until their feedback becomes useless, and the leader who quietly lets preference decide who gets coached and who gets managed. Along the way he draws on Bill Campbell and on Reed Hastings' argument that a company is a team and not a family.     896. The Trash Bucket

    Brian discusses the morning he accidentally handed his entire team the leads his company had already thrown away. His director of operations was out of the office, somebody had to decide what the team was calling that day, and Brian went into the system and built the list himself. He pulled a group he believed were old Zillow leads that had gone cold, loaded them up, and put everyone on the phones. Two hours later his agents were asking him where he found the best leads they had ever called. The next morning his ops director came back, audited the work, and told him what he had actually given them. Brian also discusses the 1963 study that explains why the day went the way it did, and why the result had almost nothing to do with the list itself.     Brian discusses self-awareness, and why almost every business owner overrates their own. He opens with a recent experience and uses it to make a case that most entrepreneurs have never priced correctly: the gap between how you see yourself  and how your team actually experiences you is expensive, and it compounds. Brian also discusses research showing that the vast majority of us believe we are self-aware while only a small fraction actually are, and walks through the Johari Window, a model built in 1955 that gives you a way to locate the things about yourself you genuinely cannot see.
