#600: Getting on the Same Page... Literally

In this solo episode, Bradley Hamner works through a coaching conversation with a business owner who says twice in the same meeting that he and his second in command need to get on the same page. Bradley asks whether either of them has ever put anything into a shared document. The answer is no. Bradley walks through what happens next. The two of them list roughly twenty open items on a live screen share, combine those into four to six functional areas of the business, then work each one with questions about where things are stuck and what the outcome should look like. He follows with a second example involving a sales rep entering the third month of onboarding with no defined targets for the next thirty days. This episode moves past the language of alignment and into the practice of it. Why does every business drift toward complexity rather than simplicity? What does a team member lose when the owner's context stays inside the owner's head? And how much clarity is available in a document that takes fifteen minutes to build? If your team keeps agreeing to get on the same page without ever producing one, this episode is for you. #599: Reviewing Game Film

In this solo episode, Bradley Hamner describes a Friday sales call review he used to attend, where the person running it removed a participant within the first five minutes for showing up without timestamps. He recounts what happened to the woman who came prepared, took blunt feedback on her discovery and her pitch, and returned the following week having closed four of her five calls. Bradley explains what he found when he finally reviewed one of his own recorded calls, and why the distance between how he thought he sounded and how he actually sounded changed the way he coaches. He covers capturing calls for the team, why reps should self-analyze before anyone else weighs in, and how a weekly session breaking down one call at a time sits alongside role play rather than replacing it. He also makes the case for video, so the team can read body language and not just tone. This episode moves past role play and into real play. When was the last time someone reviewed a call you personally ran? Do your reps ever hear themselves work? And are you coaching from what you assume happens on those calls or from what actually happened? If you want a repeatable way to improve how your team sells, this episode is for you. #598: Team Bonus Best Practices

In this solo episode, Bradley Hamner breaks down the eight best practices behind a monthly team bonus that the team tracks on its own. He built the one-pager after a listener emailed asking how to structure one, and he walks through the whole thing here. Bradley covers aligning the bonus to quarterly priorities or annual objectives, keeping the math simple enough to explain in a sentence, and putting the plan in writing so it survives past the meeting where it was announced. He also covers how often to bring it up with the team, why a plan needs at least ninety days before you judge it, where bonus pay should land as a percentage of total compensation, and whether part-time and fractional team members belong in the plan. This episode moves beyond the mechanics of paying people. Does your bonus point at the results you are already chasing this year? Can every person on your team explain how it works without looking it up? And have you given the current plan enough runway to tell you anything? If you are putting together a monthly team bonus and want it to actually change behavior, this episode is for you. #597: Asking Skilled Questions - Developing as a Leader

In this solo episode, Bradley Hamner makes the case for the Socratic method as a team development tool. He opens with an analogy. A person drowning in the water needs a rope, not a question about how they ended up there. There are moments when a team member needs the answer handed to them, and moments when the better move is to draw the answer out of them. Bradley walks through what skilled questioning looks like in practice, including Dan Martell's one, three, one method and the questions he used during a performance improvement plan conversation six months ago. He shares two situations where digging past surface behavior changed the outcome, and explains why the person asking the questions is the one in control of the conversation. This conversation moves past scripts and into curiosity. When was the last time you dug more than an inch deep with someone on your team? Do you know enough about where your people came from to understand how they see the work? And are you coaching everyone the same way when they each need to be met where they are? If you want to become a better coach to the team you already have, this episode is for you. #596: Functional Areas of Business

In this solo episode, Bradley Hamner breaks down the three functional areas of a business: growth, delivery and fulfillment, and operations. Owners lean hard into one of them based on what they did before they started the company, and that tilt shows up in the books they read, the conferences they attend, and the problems they instinctively reach for. Bradley explains how growth splits further into marketing and sales, why a strong sales background often leaves the marketing function underbuilt, and why operations is the area he sees optimized least. He closes with a three-step thinking exercise: name the area you lean into, name the area that needs the most work, then decide whether the fix is a hire or a system. This conversation moves beyond self-assessment and into the decision that follows it. Which area gets your attention by default? Which one is quietly capping the company? And once you find the gap, do you build the role or build the system? If you have been solving every problem through the same lens, this episode is for you. #595: Developing A-Players

In this solo episode, Bradley Hamner maps where developing your team actually sits inside a business blueprint. Team is one of the principles in the BlueprintOS operating system, and it carries three playbooks: attract A-players, develop A-players, and retain A-players. This episode covers the middle one and picks up directly from last week's conversation on performance improvement plans. Bradley walks through the three elements of the Develop A-Players Playbook. An ongoing training and development system for people who are years past onboarding. A current state and future state accountability chart that shows each role, who holds it, and the three to five things they own. And a performance management system, which is where PIPs live. He also explains why playbooks operate like gears in a watch rather than silos, and why the accountability chart earns its keep twice, once with the team you have and once with the candidate you are trying to recruit. This conversation moves beyond hiring and into what happens after. What are you doing intentionally to develop someone who has been on the team for five years? Can your current team see what the organization looks like three years from now? And what is your actual process when a good performer drops below quota? If you have built a team and stopped there, this episode is for you. #594: Systems Champion

In this solo episode, Bradley Hamner makes the case that the business owner is the wrong person to document the company's systems and processes. Bradley revisits the three components of a blueprint: personal leadership, a roadmap for growth, and an operating system built on documented playbooks. He explains why appointing a systems champion, someone already on the team who owns documentation as an actual job, moves the work further than the owner will ever manage alone, and how AI now compresses the time it takes to produce a playbook. This conversation moves beyond agreeing with the concept and into the appointment itself. Who on your team is closest to how the work actually gets done? What happens to your documentation when it depends entirely on your own calendar? And what changes if the only parts you own are the first ten percent and the last ten percent? If you have believed in systemizing your business for years but have never assigned it to anyone, this episode is for you. #593: Performance Improvement Plans (PIPs)

In this solo episode, Bradley Hamner opens a series on developing and coaching team members with a case for performance improvement plans. Most small business owners treat a PIP as a cover-your-back document and a signal that someone is already on the way out. Bradley argues that stigma costs owners good people and real money. He walks through four reasons owners skip PIPs, including corporate red tape stigma, close personal relationships with staff, and the absence of any HR infrastructure. He then lays out four reasons to use them: forcing concrete clarity on expectations, protecting the business legally and financially, relieving the invisible strain that unaddressed underperformance puts on A players, and keeping people worth keeping. He shares a client who built automatic PIP triggers into the culture and retains more than 80 percent of the people who go on one. This conversation moves beyond documentation and into how owners actually develop people. What does good performance look like in concrete numbers? Who on your team is quietly absorbing someone else's workload? And what does it cost to replace a person you could have coached? If you have avoided a performance conversation because the paperwork felt like corporate overhead, this episode is for you.
