Selling Your Vacation Rental Business? Start 3 Years Before You Want Out | Monarch Collective CEO

Thinking about selling your vacation rental business someday? The work starts about three years before you want out. Here's why, from a CEO whose company has made 23 acquisitions. Big money is quietly buying up short term rental management companies. One of Mike's students with about 40 properties had 13 emails in their inbox from groups that wanted to buy the business. The question isn't whether buyers will call. It's whether your business will be ready when they do. In this episode, Mike Sjogren sits down with Igor Simkin, CEO of Monarch Collective, at VRMA 2026. Monarch Collective partners with and acquires vacation rental management companies, with about 5,000 units in beach, mountain, and lake markets. What you'll learn: Why should you start preparing to sell three years early? Buyers want a business that runs without you. If you work 80 hours a week and everything falls apart when you step away, most serious buyers walk. What do buyers look for in a vacation rental business? A stable team, a clear succession plan, clean books, and legal agreements that are well documented. What is rollover equity? You keep part of your sale invested in the buyer's company. When that company grows and raises money, you can get paid again. What went wrong at Vacasa? Igor points to heavy spending on a national brand, plus fast, aggressive changes to local teams and leadership. How should a 20 to 150 unit manager use AI? Focus on the problem, not the tool. Monarch built an AI onboarding tool that sets up a new listing in about three minutes, a job that used to take hours. How do you choose the right buyer? Spend time with them long before any deal talk, and be direct about what you want out of the sale. Plus: what really happens to your team after you sell, whether you should start a housekeeping or maintenance company, and the hurricane story that shows what a real partner does when things go wrong Chapters 0:00 The quiet consolidation of short term rental management 1:07 Igor Simkin's path from CPA to CEO of Monarch Collective 4:32 How Monarch Collective scaled to 5,000 vacation rentals 6:05 Why the private equity roll up playbook fails in vacation rentals 8:52 Permanent capital vs traditional private equity 9:50 Why Monarch keeps local brands instead of rebranding 11:54 What went wrong at Vacasa 13:37 How the vacation rental industry is changing at VRMA 14:55 How a 5,000 unit company uses AI 16:22 Building a new listing in 3 minutes with AI 18:47 AI advice for managers with 20 to 150 units 20:46 13 buyers for a 40 unit company: how to prepare to sell 22:36 What buyers look for in a vacation rental business 24:16 Where vacation rental consolidation is heading in 5 years 25:55 How to choose the right buyer for your business 27:50 How rollover equity lets sellers get paid again 31:11 The hurricane story: what a partner does when disaster hits 33:44 What happens to the owner after you sell 36:29 Do buyers lay off your team after an acquisition? 38:27 Should you start a housekeeping or maintenance company? 40:23 The markets Monarch Collective buys in 42:04 Igor Simkin's number one secret to success Want help growing to 50 doors and $250K EBITDA, so you have real options when buyers call? Airbnb's New Rental Agreement Ban: What Hosts Can Still Do Legally (w/ Katie Johnson, STR Law)

Airbnb's new policy mostly bans rental agreements and limits how hosts collect guest information. Short-term rental attorney Katie Johnson, founder of STR Law, explains what changed, the 4 exceptions that still allow rental agreements, and how hosts can protect themselves legally. Katie graduated from Michigan Law and has practiced law since 2011. She has hosted since 2015, and today she owns five vacation rentals and manages five more. So she has both drafted the rental agreement and dealt with the guest who ignored it. She joins Mike Sjogren and Mike Reilly to explain Airbnb's latest update in plain English. What changed in Airbnb's new policy? Rental agreements are mostly banned. Allowed contracts must be uploaded as a public PDF, and Airbnb won't collect signatures or enforce them. Hosts can't collect guests' personal information, which affects Wi-Fi capture tools like StayFi. House rules are standardized, and anything you ask of guests must be "reasonable." Violations bring warnings and possible removal, and may lower your listing's visibility in search. Hosts can cancel without a penalty if a guest breaks the house rules or says they plan to. When can Airbnb hosts still use a rental agreement? Airbnb allows 4 exceptions: An HOA or the law requires it It covers an optional amenity, like a golf cart The stay is 28 days or longer The listing is on Airbnb Luxe Some states, including North Carolina, Michigan and Wisconsin, have guest-screening or ID-collection laws. Katie explains how hosts may be able to use those laws to keep screening guests. Do Airbnb's terms of service protect hosts? Not really. Katie reviewed about 2,000 lawsuits involving Airbnb and found that its terms mainly protect Airbnb. In some cases Airbnb got out of the lawsuit while the host was still in it. Your own rental agreement can include protections for you, such as an arbitration clause and a jury waiver. What should every short-term rental agreement include? Jury waiver and arbitration clause Assumption of risk and liability waiver Amenity rules (no diving, no jumping) No-party and occupancy limits Lost items, utility interruptions and chargebacks What if you drop your rental agreement? Strengthen the other 3 pillars of host protection: a properly set-up LLC, strong insurance (including errors & omissions for property managers) and guest safety. Also track your listing views month over month so you can spot a drop in search visibility early. In this episode: The $11.6M Alabama pool verdict, and how warnings could have helped prevent it How a guest ID helps you fight chargebacks Homework: give your full insurance policy and your listing to an AI tool and ask, "Am I covered?" Why property managers need their own liability insurance Chapters 00:00 Airbnb's latest update ticks off hosts 00:37 Why Airbnb is restricting guest data 02:33 How will Airbnb enforce this? Warnings vs. bans 06:21 Should you leave Airbnb? Legal exceptions by state 09:36 Airbnb's terms protect Airbnb, not hosts 11:20 Party prevention and the $11.6M pool verdict 13:09 The 5 parts of the update, explained 15:30 Rental agreement workarounds 16:38 Shadow banning risk: know your metrics 18:43 The 4 pillars of host protection 20:46 Must-have rental agreement clauses 22:07 North Carolina rental agreement rules 23:24 Chargebacks and guest ID 25:18 Insurance for property managers 26:51 Run your insurance policy through AI 27:51 Errors & omissions explained 29:20 Katie's #1 secret to success About Katie Johnson Katie Johnson is an attorney, Airbnb host, and founder of STR Law, a firm built specifically for short-term rental owners and managers. She has helped hundreds of hosts protect their businesses from liability, guest disputes and costly legal mistakes. Matt Floyd and Craig Gerulski started buying vacation rentals in 2018 to build side income while working their W-2 jobs. They quit their jobs in 2023, went two years without paying themselves, and have since grown Stay Classy into an 8-figure business with 100+ properties under management across San Diego, Kauai, Nashville and Phoenix. Now private equity groups are calling. Fresh off VRMA, Matt and Craig sit down with Mike Sjogren to break down exactly how they rebuilt the business at every stage of growth, and how they're thinking about a potential exit. In this episode: Hiring breakpoints: VAs at 20–40 properties, local staff at 60–80, and leadership after that Their full team structure at 100+ properties How many properties each property manager should oversee (and how to bundle them) The $3,000/month VA fear that almost kept them stuck How they're vetting private equity offers: fit, incentives, tuck-ins and rolling equity "Everybody exits": the 5 D's and why you should build to sell even if you never will The real risks in STR: economic swings, regulation, and the OTAs owning your guest Why your team problem is usually a leadership problem How to recruit executives by selling your vision, not just the pay Mentioned: VRMA, Steve Schwab (Casago), The Happiness Advantage, Igor Simkin (Monarch), Jason Cisneros, Coach Michael Burt, Breezeway, Guesty 🤝 Connect with Stay Classy Homes: 📸 Instagram: @stayclassyairbnbguys 💼 Partner with Stay Classy: partner@stayclassyhomes.com 📧 Reach Matt directly: matt@stayclassyhomes.com ⭐ If this episode helped, leave a rating on Apple Podcasts. He Builds AI for 350,000 Airbnbs. He Says Stop Automating Everything

How do you grow a short term rental or Airbnb management business without losing the human touch that makes guests book in the first place? In this episode of the STR Secrets Podcast, Breezeway founder and CEO Jeremy Gall breaks down the real role of AI and automation in vacation rental operations, and why automating everything could quietly kill your business. Jeremy has spent 20 years building software for vacation rental operators. He founded FlipKey and grew it into one of the world's largest vacation rental platforms before TripAdvisor acquired it in 2013. Today he runs Breezeway, the AI powered property operations platform behind more than 350,000 short term rentals worldwide. So when the person who builds AI tools for a living tells you not to automate everything, it's worth hearing why. He sits down with Mike Sjogren and Mike Reilly to explain the difference between service and hospitality, how to use AI to remove administrative work without "sterilizing" your guest experience, and why the human to human connection is now the biggest competitive edge a short term rental operator has. What you'll learn in this episode: Why service is black and white but hospitality is in color, and how to deliver the kind guests remember The "sterilizing" trap operators fall into when they over automate their Airbnb business How to use AI and automation to eliminate repetitive operations work (cleaning, inspections, maintenance, scheduling) so your team can focus on five star guest experiences Build vs buy: should you build your own STR software with Claude and AI, or use an existing platform? (plus the real cost of building enterprise grade tools) The simple owner question that builds trust and improves owner retention Why small operators can out hospitality the big national brands and win How Breezeway uses embedded AI agents to automate the workflows behind five star stays. This conversation is for short term rental hosts, Airbnb property managers, vacation rental operators, and co-hosts who want to scale their portfolio while using AI the right way, to protect their edge, not erase it. From 32 to 70 Airbnb homes in 9 Months: What Actually Broke (and What Worked) | Dave Menapace

STR Ai Summit Kicks Off tomorrow, grab your ticket from here: https://level.strsecrets.com/aisummit2 Dave Menapace is back — and he's got the receipts. In nine months he grew his co-hosting portfolio from 32 to 70 properties under management, and in this episode he breaks down exactly what that kind of growth actually feels like from the inside. Mike, Rilley, and Dave dig into the wins (hiring early during "peacetime," never asking your team to do something you won't do yourself, staying flexible without whiplash) and the hard lessons (the missing middle-management layer, why new doors carry lower margins, and how fast personalities pile up when you double a portfolio). Dave also shares the four fractional hires that changed his business — HR, CFO, CEO coaching, and legal — plus how he's using AI and the new Cortex dashboard to stand up a Director of Operations in two weeks instead of three and a half years. Plus: a preview of the STR Secrets AI Summit (Sept 29–30). In this episode: Referrals as the #1 growth engine after time in the industry The hidden cost of doubling a portfolio: managing personalities, not just properties Educating owners vs. defending opinions (pricing, minimum-night stays) Why the first 6 months with an owner are the highest-touch — and lowest-margin Task-completers vs. outcome-owners The CASPAR framework for scaling Fractional hires: HR, CFO, fractional CEO, legal counsel Using AI/Cortex to centralize sales, launch, ops & guest comms 🎤 About the Guest Dave Menapace is a short-term rental investor and the President of The 5-Star Co-Host, a co-hosting company specializing in managing high-end luxury vacation rentals across the country.
